Ask the customer about their goals, challenges, and plans for the future. This will provide insight into how a business can grow with your product.

How long have you been operating your business?

From this information, your readers can evaluate if the challenges are more relevant to a fresh or starting firm or an established one.

Build your connection

The most important questions you can ask clients are about their connection with your business. Answers to these queries will give you a deep understanding of why they chose to work with you and what makes them repeat customers.

When speaking with a new client, find out what made them choose your company over others. In the case of repeat customers, ask them how they found you, the reasons to pick your content marketing service, and most importantly, what made them come back.

Allow your clients to explain your solutions

Now that you've established the primary problem and explained why your client picked your service, it's time to move into specific questions. Now you'll ask about your client's experience regarding your product. These queries will elicit the most valuable information for your target audience.

What are the benefits of choosing our company over others?

The subject should highlight the unique values they received by choosing your business over your competitors. It's crucial for persuading potential customers about the worth of your service over the competitors.

Did you get in touch with the customer support team at any point during the process?

Customers may encounter various issues when utilizing your service. User experience on customer assistance will persuade the readers that you have their back when it matters the most. 

If yes, how was our customer assistance?

Readers will feel more confident if your clients perceive your customer service helpful.

How many employees in your company utilize our brand?

Readers can assess whether your solution suits their business needs with this information.

How many teams or departments in your company use our service?

This will illustrate how far your service has spread throughout departments.

How did you feel about the configuration and implementation process?

Readers can understand how accessible your service is from your clients' experiences.

Who was engaged in the execution of our product?

This will provide readers with a better understanding of who should be engaged when using your service.

  • end (results)

Tailor these case study questions to suit the person you’re talking to. Eliminate any that seem repetitive or irrelevant—and highlight 1 or 2 from each category that are most important. Leave space and time for follow-up questions.

Case studies offer one of the most powerful types of content in the inbound marketer’s toolbox.

When done right—with descriptive storytelling and a powerful visual presentation—a case study can deliver a clinching message to leads in the decision stage of the buyer’s journey . Prospects who already know they need a solution to their problems read the case study and see how your company has helped others, which nudges them closer to becoming customers.

That said, case studies are a different animal from other inbound marketing content, such as blogs , e-books, pillar pages, and infographics. Most content in the awareness and consideration stages of the buyer’s journey doesn’t self-promote much but, instead, simply gives the reader information. The decision stage, however, is a chance to persuade leads that your solution is their best option. 

Shifting gears usually isn’t much of a problem for marketers, but switching to the case study format can be. The process is more journalistic—you conduct interviews, gather information, and weave a narrative—and that can be daunting for someone more accustomed to blogging than article writing.

Don’t stress out: Case studies aren’t difficult if you take your time, are diligent about gathering information and writing the content, and ask the right questions. And we can help with the questions! Below are 23 to ask when conducting the interviews.

Case Study Questions to Ask Your Project Manager

Usually, you will interview someone at your company—maybe a project manager, salesperson, client manager, customer liaison, or other colleague who deals with customers—who worked with the client you are profiling for the case study. 

Often, this interview will occur first and give you a good launching point for subsequent interviews with the customer’s representatives. You might already know the answers, but ask these questions anyway. You may get a deeper explanation from your interview subject and something quotable you can use in the case study.

(Note: I’m using product , solution , and service interchangeably throughout these case study questions; simply use the term that best applies to your company during the actual interviews.)

  • What initial challenges did you encounter with the client that could be overcome with our product? This question is good to establish what problem the customer was experiencing and how your organization was poised to help.
  • What process did you follow during implementation? Again, this may be obvious to you but is worth hearing from the PM. A little bit of process info in your case study can go a long way toward showing leads how you, step by step, can help solve their problem.
  • What roadblocks for implementation did you help the client overcome? Highlighting how you assisted shows that no matter how messy a customer’s status with its previous solution is, you are positioned to overcome the hurdles that get in the way.
  • How have we helped the client since implementation/introduction? Some customers are good to go after your solution is implemented, but others rely on additional support—be sure to find out what that support entails.
  • What kind of success did the client enjoy with our product? Results, results, results!
  • Did we go above and beyond with our service? If the answer to this is no, that’s OK, and perhaps you don’t want to set unreasonable expectations—even if you did go above and beyond—with the case study, which is also fine. That said, showing how you went the extra mile or were unusually innovative stands out to readers looking for a company that will take care of its customers.

Case Study Questions to Ask the Client

If a client has agreed to be the subject of a case study, they obviously are happy with the service you provided. Take advantage of this enthusiasm by asking open-ended questions and letting your interviewee gush about your organization and your solution.

Some of the case study questions listed here may seem redundant to the ones you asked internally, but ask them anyway. You want both perspectives, and often, the best quotes you hear and use will be from the client.

  • Can you give a brief description of your company? If you aren’t familiar with the client, ask for some basic background. Yes, you usually can find such information online, but this is a good icebreaker to get the interviewee talking.
  • How did you first hear about our service? If the client learned about you via other case studies or articles in outside publications or websites—or they simply knew about you by reputation or word of mouth—you definitely want to include that in the case study. For the reader, this info strengthens your industry presence and thought leadership. This question is also a good lead-in to learn about how the deal between the client and your company was finalized.
  • What challenges/problems necessitated a change? Listen carefully to the answer to this question. Ideally, the challenges and problems the client was facing are exactly what your organization’s product addresses.
  • What trends in your industry drove the need to use our product?
  • What were you looking for in a solution?
  • What made our solution stand out over others that you researched? Ideally, you want the interviewee to say how great your product is. This and other questions lead them to be your greatest advocate.
  • What feature of our product was most appealing?
  • How did you implement/introduce our solution? The rollout, and the steps taken to get to that point, can make or break the success of the solution. Ideally, the client will say the process was seamless and that your product and team were the reasons for such ease.
  • How did our team help with implementation?
  • What was the initial reaction to our product? In other words, how did the client’s users and customers accept and utilize the solution?
  • How has our solution helped since implementation? Dig into the success realized by your product. This is important because it provides the basis of the case study: “X Company Used Our Solution and Achieved X Hundred Percent Growth.”
  • Has this solution saved money and/or increased productivity?
  • Can you share any metrics/KPIs that show the success you have enjoyed with our service? The more hard numbers, the better.
  • What have you been most impressed with? Here’s another chance for the client to gush.
  • What surprised you about us? Hopefully, the customer will share the positive unexpected—things that make you stand out amid the competition.
  • What plans do you have to use our solution in the future? After initial success, many companies expand the use of a product, either to more people or additional applications. This info is also important to include in the case study because it shows that the client is not only sticking with your product but also using it to foster more growth and productivity.
  • Is there anything else we should know? If you’ve been thorough, the answer to this is likely no, but the question still offers a chance for the interviewee to conclude.

A case study is a wonderful inbound marketing opportunity for your organization. Ask these questions, and use the answers to write a case study that helps your product and your company shine in the eyes of leads.

Every buyer is working to address a problem. Your case study should focus on one problem, so ask what problem the user was trying to solve. This question will give the reader (and you)  insight into how people perceive and use your product.

Most buying decisions are based on emotions  rather than logic. Expand this question by asking how the problem was affecting impacting the customer’s bottom line, what difficulties it was causing and how it made the person feel. Ask open-ended questions and try to elicit emotional responses as much as possible.

7: What Possible Solutions Did You Consider?

There are always multiple ways to solve any problem. Those who read your case study will trust the testimonial more if they can see that the customer considered other solutions. Buyers always start with a list of options and then narrow down the list until they find the perfect fit.

8: Why Did You Choose Our Product or Service?

Case study readers will be interested in the decision-making process previous buyers have gone through. If they identify with the process, they are more likely to buy the same product.

9: What Would Have Happened If You Had NOT Made The Purchase?

Asking this question reiterates the original problem. Hopefully it’s the same one the reader is trying to solve. It emphasizes the consequences of postponing a purchase and increases the likelihood of the reader making the decision you want him or her to make.

10: What Risks Did You Consider?

Every decision has risks. If you ignore them they won’t go away, so you need to address each risk to reassure your prospective customer. This helps the reader to overcome their natural aversion to taking risks. Risk analysis has two main components; how likely it is, and how severe are the possible consequences.

  • Maybe I can share the general strategy I used for Bob’s blog without actually naming them and omitting key identifying details, like the keywords used. 
  • They may be alright with you sharing the detailed strategy and general results (2x conversion rate instead of 5.6% conversion rate) and the brand name , OR they may only be okay with sharing their story and results. 

Each client is different and comfortable with sharing different information. While it is typically most beneficial to be able to name the client’s brand name, if this isn’t an option consider settling for a more specific industry tag like “a client in the women’s sustainable fashion industry” instead.

This typically doesn’t work, however, and it can prevent you from finding the great and unique parts of each individual’s story and success. Go in with an open mind if you can. 
  • Skipping small talk. If you go in all-business, the case study subject may be more likely to answer only what’s asked. When you start on the basis of enjoying the conversation, however, they’ll share more, and that can be where the magic happens.

During a case interview, you want to ensure that you are addressing the right business objective. Addressing the wrong business objective is the quickest way to fail a case interview.

Therefore, you want to make sure you fully understand what the exact objective of the case is. There are three things you should know about the case objective:  

  • What is the measurable metric of success?
  • What is the time frame?
  • What are potential restrictions or limitations?

For example, let’s say that you are working with a retail client that is looking to increase revenues.

You should ask what is the specific revenue figure that the client is trying to reach. You should also ask what timeframe the client would like to achieve this revenue increase by. Finally, you could also ask whether the client is open to inorganic growth, such as growth through acquisitions, or if they are only focused on organic growth.

Asking for Information About the Company

The better you understand the company, the better you will be able to think through and solve their problems. At a minimum, you should understand the company’s:

Business model : How does the company make money? Do they sell directly to customers or do they sell through retailers or partners?

Products and services : What products and services does the company sell? What benefits do these products and services provide?

Geographic location : Does the company have one location or are they a national chain? Does the company operate in just one country or do they have an international presence?

Asking for a Definition of an Unfamiliar Term

Most consulting interviews do not require you to have specialized knowledge or expertise in an industry. Therefore, if you come across a term that you are unfamiliar with, it is completely acceptable to ask the interviewer for the definition.

Most of the time, interviewers will define terminology or lingo that the average person would not know. However, they sometimes forget to do this.

If the interviewer has been frequently using a term that you don’t understand, it is likely very important that you understand what that term means.

For example, you may not know what CAGR stands for (compounded annual growth rate) or what POA stands for (plan of action).

Asking to Repeat Information You May Have Missed

The amount of case background information that you get varies from case to case. For case interviews in which you get a ton of case background information, it may be difficult to record every piece of information given.

Was there a particular number or figure that you didn’t have time to write down? Were there long lists that you only caught a part of?    

It is completely acceptable to ask the interviewer to repeat certain parts of the case background information that you may have missed.

  • I’m not familiar with the term “boutique supermarket.” Can you explain what those are? It is helpful to clarify what this term means so that you better understand who the client’s customers are.
  • Is there a reason why Nature Company has decided to grow peanuts in South America and not in the U.S.? This question is helpful in understanding the company better. It is unusual that they are entering South America if all of their current operations is in the United States. It will be helpful to understand the context behind this decision in order to understand the company’s circumstances better.
  • Does Nature Company have specific financial targets or timelines in mind for this market entry? You should always identify the specific measure of success for the case objective. Determine if there is a specific number that needs to be reached within a defined timeframe.
  • I missed one figure you provided. Can you repeat how much revenue Nature Company made last year? Knowing the client’s revenue will likely be important in order to see how much revenues would increase by if the client entered the market. It is completely acceptable to make a request to repeat a specific piece of information.

Poor Clarifying Questions to Ask:

  • Has Nature Company considered selling their jams directly to the consumer? This question is not relevant to the case. How the client chooses to sell their product to customers is not related to whether they should enter the peanut butter market. Getting the answer to this question does not help you solve the case.
  • Do you think the peanut butter market is attractive? This question is too direct in asking the interviewer for the answer to the case. To solve this case, it is up to you to determine whether the peanut butter market is attractive. You should not ask the interviewer for the answer without doing the thinking yourself.
  • If Nature Company were to enter the peanut butter market, where would they get their peanut seeds from?   This question is too specific and not relevant. It is a question focused on tactical implementation rather than on strategy. Before asking where the client would get their peanut seeds from, you would first need to determine whether the peanut butter market is attractive and whether the client should even enter.
  • Can you repeat everything you said one more time? While it is acceptable to ask the interviewer to repeat specific pieces of information, asking the interviewer to repeat everything is a poor practice. This shows that you are not paying close enough attention.

Final Thoughts on Asking Clarifying Questions

In summary, only ask clarifying questions if they are critical to helping you understand and solve the case. You’ll always have opportunities to ask questions during the case interview, so you don’t need to ask all your questions in the beginning.

Also don’t feel that you are required to ask 2 – 3 clarifying questions to start the case interview. Often, interviewers will try to make the case background information as detailed and clear as they can to avoid any confusion. If you don’t ask any clarifying questions, know that you won’t be penalized.

Creating a structured framework and solving the case are much more important than the clarifying questions that you ask in the beginning. So, don’t spend too much time worrying about the best clarifying questions to ask in a case interview.

How to build an interview rapport

You will need to build rapport to get the best out of your interviewee. When your subject feels open and relaxed, their shared content will be rich and honest. Try opening with any of these questions:

  • How’s your day going?
  • How long have you been at [insert company name]?
  • Have you always worked in the same sort of industry?
  • Are you looking forward to [insert event/holiday/etc.]?
  • Is there anything you’d like to know from me before we get going?

How to understand the interviewee and their circumstances

Great case studies set the scene and are packed with context. To achieve both, you need to really relate to the customer in question. It’s your job to understand how the interviewee perceives the work you delivered and how you solved a problem.

  • What is your role within the company? And can you talk me through some of your responsibilities?
  • How long has your business been around?

These types of questions will unearth details of the company and how it positions itself as well as how the interviewee sits within the organisation. Next, you want to establish the status quo before your product was introduced.

Investigate how life was before you

To truly show how much your product’s benefitted others, you need to paint a picture of their life before you came along. This means establishing what was happening within the business at the time and how that led to a new buying decision.

Try asking these questions to help establish the facts:

  • How much time, resources and money do you think that was costing you?

Dive into their decision-making process  

Most customers will go through a similar sort of journey when looking into your product. So, help prospects relate to now happy customers by walking others through their steps. The following questions are designed to help other potential customers understand how your current clients benefit from your product or service.

  • When looking into our product, what were the top one to three things that caught your eye?

Bring them to the here-and-now

Now you’ve got the background info, you can start asking questions that uncover how much you’ve transformed the way they work. Discovering how they use your product and or service adds weight to the sales process and helps with your social reinforcement.

  • What are the main use cases you rely on our product for?
  • How has our product helped improve your process?
  • How long did it take to get settled in with our product?

Understand the big picture

Every business’s goal is to bring more revenue in and ensure their customers are happy, so uncover how your happy customer is ensuring their happy customers. This gives you a direct insight into the benefits to the customer’s customer and why your product is the ideal fit.

  • How has implementing our product benefitted your customers?
  • Have any of your customers commented on the change?
  • Were any of your customers complaining about your previous set-up before you took out our product? If so, what were they saying?

Capitalise on the opportunity

These questions won’t be used in your case study, of course, but while you’ve got your customer on the phone take the chance to pick their brains on how you could be even better. A few questions that you could ask are:

  • What areas of our product, if any, do you struggle with most?
  • Is there anything you think our product should have or do that it doesn’t already?
  • How do you think our sales process could be better?
  • Was enough content available to you when you were researching our product? Is there anything you wished you could have had but didn’t?
  • Which area(s) of our product do you see the least value in?
  • How could our solution be easier to use?

And finally, give your case study a platform to get anything off their chest that your previous questions might not have elicited.

1. Take notes

As your interviewer presents your case, be sure to take careful notes on the numbers or other facts given. (Always bring a notepad and a pen to a consulting interview.) If you plan on drawing graphs, add brownie points by bringing graph paper (which shows major foresight). Take notes so you don’t have to ask your interviewer to repeat information.

2. Make no assumptions

As a case interviewee, you should never make any assumptions. Your interviewer will inevitably leave things out of the case presented to you. (If an apple juice manufacturer has seen its expenses rise dramatically, for example, your interviewer probably won’t mention the tree blight that’s constricting the supply of apples.) You should assume the persona of an actual consultant trying to learn about an assignment. You should also ask if the company has encountered a similar problem, or what other companies in the field have done when faced with similar situations. Your interviewer may not release that information but will be impressed that you asked these sensible questions. Some good basic “professional” questions to ask, which apply to most cases:

  • What is the product?
  • Who hired us?
  • How long will this engagement last?
  • Has the company faced this problem (or opportunity) before? If so, how did it react? What was the outcome?
  • What have other companies facing this situation done?

3. Ask questions

Your interviewer expects you to ask questions – as many intelligent questions as you need to obtain an accurate picture of the relevant facts in the case. Many inexperienced case interviewees make the error of asking their interviewer too few questions. They may be afraid that they will look ignorant, or not wish to “bother” the interviewer. Remember – not asking questions is a fatal error in a case interview. If you don’t know the first thing about the helicopter market, ask how much it costs to manufacture a rotor. If you need to estimate the demand for a beef-flavoured potato snack in Wichita, Kansas, then feel free to ask the population of Wichita and environs. You will often find that your interviewer will direct your line of questioning to a specific area, but you must always be ready to control the conversation in case the interviewer does not direct your reasoning. If you are unsure, simply ask the interviewer. For instance, if you find the interviewer offering little direction as you move through your initial questions, you may wish to ask, “I find the lack of a risk assessment to be a potential showstopper. Might I ask some detailed questions about this?” Or you might say, “Given what you have told me about the situation, I would like to find out more about the client’s current relationship with its distribution partner. Would that be OK?” In this way, you take charge of the line of questioning without stepping on the interviewer’s role.

4. Listen to the answers you get

One interviewer warns: “Many candidates get so caught up in asking the perfect questions that they don’t listen to the answers they receive. They go through a mental list of all the questions they want to ask, and ignore the response they got. That throws off their reasoning.” Make sure you respond to the information you receive and incorporate it into your analysis.

5. Maintain eye contact

Always maintain direct eye contact during the case interview. Eye contact is critical when answering case questions – it demonstrates confidence and authority. Remember that in consulting you may find yourself in front of 20 executives at a major corporation presenting a strategy you were briefed on only a half-hour ago. And then you have to answer questions! So you can see why business case interviewing is so important to consulting – it simulates the work environment consultants must face every day.

6. Take your time

It’s perfectly fine to take a minute to think through your answer – in fact, most interviewers find it preferable. “Whenever I asked to take the time out to collect my thoughts,” reports one consultant who’s undergone “dozens” of case interviews, “my interviewers always said, ‘Okay, good, go ahead.’” On the other hand, while “a minute of deep thinking” is fine, “five minutes is really overkill. You don’t want your interviewer waiting there for five minutes. The case is only supposed to be 15 or 20 minutes.”

7. Lay out a road map for your interviewer

After you’ve selected your approach, don’t keep it a secret. Tell your interviewer what approach you’re going to take. For example, you might say, “First, I’m going to discuss the Mexican and Canadian markets. Second, I’ll ask about our entry strategy. Finally, I’m making a recommendation.” “One of the most important things consultants have to do is present complex ideas in a lucid manner,” explains one interviewer. “That’s why you should take time to explain your reasoning. Not only will it impress your interviewer and allow you to confirm any assumption that you’re making, but it will allow you to get your own thinking straight.”

8. Think out loud

In order to navigate case interviews successfully, you will need to act quickly and confidently. The business case is an opportunity to show the interviewer how you think. Your interviewer wants to know that you can reason in a rapid and logical fashion. As you assess, compile, and analyse the elements presented to you, be sure that you speak aloud and explain your reasoning. This is the only way the interviewer can assess your performance.

You may not be entirely comfortable thinking out loud. So if you’re not feeling confident thinking aloud, try practicing by yourself. Start with something simple like explaining aloud to yourself how to change a tire or how you brush your teeth. Minimise “ums” and other fillers, so that what you say is concise, direct and clear. Next, try practicing on friends or family. Have them ask questions for which you must assess a situation. For example, they might ask, “I’m not sure at which bank I should open a checking account. What are the trade-offs between Bank X and Bank Y?” or “I’ve got $50 to spend on groceries, so what should I buy?” Even speaking to yourself in front of the mirror will build your confidence thinking “on the fly” while simultaneously speaking.

9. Present your thinking in a clear, logical manner. Where useful, use frameworks and business concepts to organise your answer

You should develop a framework for assessing case interview questions which can be applied to different situations. In general, in any situation you will want to:

  • Understand the scope of the engagement
  • Pinpoint the objectives
  • Identify the key players
  • Work towards a recommendation

Beyond this, you may choose any line of questioning or structure with which you feel comfortable. As you practice, you will find yourself developing this framework unconsciously as you attempt to gain clarity over a situation. Capture and package this framework, and have it available by memory (or on paper if you wish) for use at any time.

Where useful, also use advanced business concepts and frameworks – such as Porter’s Five Forces or Value Chain Analysis – (see the chapter on case frameworks) to help organise your thoughts and impress your interviewer.

10. Quickly summarise your conclusions

You have limited time in your case interview to make your point. If you are uncomfortable with quickly summarising your conclusions, think about being faced with this classic situation: “A consultant working for a multinational corporation inadvertently bumped into the CEO of the corporation while waiting for the elevator. As they got on the elevator, the CEO announced that he was on his way to a Board of Directors meeting on the 34th floor. He then instructed the consultant to brief him completely on the major findings of the project in the time it took the elevator to go from the 1st floor to the 34th floor.”

While this is no doubt an urban legend, it is extremely likely that you will encounter time-pressured situations many times in your professional career, especially in consulting, where time is a precious commodity. If you are taking a while reaching your conclusion, your interviewer may ask you for the “60 second pitch.” Practice summarising your answer in a minute or less.

2. Choose your client or subject

Who you highlight matters. Case studies tie brands together that might otherwise not cross paths. A writer will want to ensure that the highlighted customer aligns with their own company’s brand identity and offerings. Look for a customer with positive name recognition who has had great success with a product or service and is willing to be an advocate.

The client should also match up with the identified target audience. Whichever company or individual is selected should be a reflection of other potential customers who can see themselves in similar circumstances, having the same problems and possible solutions.

  • Switch from one product or service to another while naming competitors that missed the mark.
  • Experience measurable results that are relatable to others in a specific industry.

Whoever or whatever customer is selected, marketers must ensure they have the permission of the company involved before getting started. 3. Conduct research and compile data

Substantiating the claims made in a case study — either by the marketing team or customers themselves — adds validity to the story.   • Provide a big picture. Always make sure to explain who the client is, their goals, and how they achieved success in a short introduction to engage the reader.
  • Construct a clear narrative. Stick to the story from the perspective of the customer and what they needed to solve instead of just listing product features or benefits.

  • Include data to support claims. Show real results — both facts and figures and customer quotes — to demonstrate credibility and prove the solution works.

6. Promote your story

Marketers have a number of options for distribution of a freshly minted case study. Many brands choose to publish case studies on their website and post them on social media. This can help support SEO and organic content strategies while also boosting company credibility and trust as visitors see that other businesses have used the product or service.

Marketers are always looking for quality content they can use for lead generation. Consider offering a case study as gated content behind a form on a landing page or as an offer in an email message. One great way to do this is to summarize the content and tease the full story available for download after the user takes an action.

Sales teams can also leverage case studies, so be sure they are aware that the assets exist once they’re published. Especially when it comes to larger B2B sales, companies often ask for examples of similar customer challenges that have been solved.

Now that you’ve learned a bit about case studies and what they should include, you may be wondering how to start creating great customer story content. Here are a couple of templates you can use to structure your case study.

Template 1 — Challenge-solution-result format

  • Start with an engaging title. This should be fewer than 70 characters long for SEO best practices. One of the best ways to approach the title is to include the customer’s name and a hint at the challenge they overcame in the end.
  • Create an introduction. Lead with an explanation as to who the customer is, the need they had, and the opportunity they found with a specific product or solution. Writers can also suggest the success the customer experienced with the solution they chose.
  • Present the challenge. This should be several paragraphs long and explain the problem the customer faced and the issues they were trying to solve. Details should tie into the company’s products and services naturally. This section needs to be the most relatable to the reader so they can picture themselves in a similar situation.
  • Share the solution. Explain which product or service offered was the ideal fit for the customer and why. Feel free to delve into their experience setting up, purchasing, and onboarding the solution.
  • Explain the results. Demonstrate the impact of the solution they chose by backing up their positive experience with data. Fill in with customer quotes and tangible, measurable results that show the effect of their choice.
  • Ask for action. Include a CTA at the end of the case study that invites readers to reach out for more information, try a demo, or learn more — to nurture them further in the marketing pipeline. What you ask of the reader should tie directly into the goals that were established for the case study in the first place.

Template 2 — Data-driven format

  • Start with an engaging title. Be sure to include a statistic or data point in the first 70 characters. Again, it’s best to include the customer’s name as part of the title.
  • Create an overview. Share the customer’s background and a short version of the challenge they faced. Present the reason a particular product or service was chosen, and feel free to include quotes from the customer about their selection process.
  • Present data point 1. Isolate the first metric that the customer used to define success and explain how the product or solution helped to achieve this goal. Provide data points and quotes to substantiate the claim that success was achieved.
  • Present data point 2. Isolate the second metric that the customer used to define success and explain what the product or solution did to achieve this goal. Provide data points and quotes to substantiate the claim that success was achieved.
  • Present data point 3. Isolate the final metric that the customer used to define success and explain what the product or solution did to achieve this goal. Provide data points and quotes to substantiate the claim that success was achieved.
  • Summarize the results. Reiterate the fact that the customer was able to achieve success thanks to a specific product or service. Include quotes and statements that reflect customer satisfaction and suggest they plan to continue using the solution.
  • Ask for action. Include a CTA at the end of the case study that asks readers to reach out for more information, try a demo, or learn more — to further nurture them in the marketing pipeline. Again, remember that this is where marketers can look to convert their content into action with the customer.

While templates are helpful, seeing a case study in action can also be a great way to learn. Here are some examples of how Adobe customers have experienced success.

Juniper Networks

One example is the Adobe and Juniper Networks case study , which puts the reader in the customer’s shoes. The beginning of the story quickly orients the reader so that they know exactly who the article is about and what they were trying to achieve. Solutions are outlined in a way that shows Adobe Experience Manager is the best choice and a natural fit for the customer. Along the way, quotes from the client are incorporated to help add validity to the statements. The results in the case study are conveyed with clear evidence of scale and volume using tangible data.

Tata Consulting

When it comes to using data to show customer results, this case study does an excellent job of conveying details and numbers in an easy-to-digest manner. Bullet points at the start break up the content while also helping the reader understand exactly what the case study will be about. Tata Consulting used Adobe to deliver elevated, engaging content experiences for a large telecommunications client of its own — an objective that’s relatable for a lot of companies.

Case studies are a vital tool for any marketing team as they enable you to demonstrate the value of your company’s products and services to others. They help marketers do their job and add credibility to a brand trying to promote its solutions by using the experiences and stories of real customers.

9 Types of Questions in Actual Case Interviews

Case interviews at management consulting firms are among the most difficult job interviews, but they are also quite predictable. Once you know the types of questions they ask, preparation is straightforward.

Using years of experience at McKinsey, as well as field reports from thousands of candidates, I’ve crafted a list of 8 common case interview questions, and in this article, I’ll show you how to answer each of them.

Most questions in case interviews belong to one of these 9 types:

In this article, we’ll discuss how to answer each question, along with the necessary tips and tricks.

How to answer case interview questions

There are the fo ur basic steps to answer case interview questions:

  • Step 1: Clarify any unclear points in the question
  • Step 2: Announce approach and ask for time
  • Step 3: Draw issue trees to solve the given problem
  • Step 4: Pitch your answer and end with a takeaway conclusion.

This general outline may vary depending on each type and each question – for example, brain teasers or information questions need only the last step, while market-sizing and framework questions need all four steps to deliver the perfect answer.

Type 1 – Framework/Issue tree questions

These are on top of the list among popular case interview questions!

If the interviewer asks you to identify factors contributing to a problem or to break down an entity (such as the revenue of a business), he/she is telling you to draw an issue tree.

Gastronomia – a gourmet restaurant chain has found the turnover rate among its highly-skilled chefs increasing dramatically for the last 3 years; this has led to a noticeable decline in food quality and increased training costs, among other negative effects.

Which factors would you consider when tackling this turnover problem?

Job: Factors from the job itself. Further divided into 3 sub-branches

  • Compensations: are the salaries, bonuses, and benefits attractive enough?
  • Difficulty: is the job too difficult?
  • Nature: is the job too boring, too unengaging, too repetitive…?

Company: Factors from the work environment within the restaurant chain, surrounding the affected jobs. Further divided into 2 sub-branches

  • Cultural environment: is the culture at Gastronomia compatible with the chefs?
  • Physical environment: is the physical working environment at Gastronomia safe, comfortable, convenient…?

Competitors: Factors from outside the restaurant chain, related to competing job offers. Further divided into 2 sub-branches.

  • Inside industry: are other restaurant chains competing with Gastronomia for skilled personnel?
  • Outside industry: are there new career options or changes in existing alternatives that draw chefs away from restaurant chains like Gastronomia?

Type 2 – Market-sizing & guesstimate

These questions go along the lines of “How many trees are there in Central Park?” or “What’s the market size of pick-up trucks in the USA?”

The key to nailing market-sizing and guesstimate questions lies in not the closest results, but the most logical and structured approaches. In fact, the interviewer expects you to follow these four steps:

Step 1: Clarify: Make sure you and the interviewer are on the same page regarding every detail and terminology, so you won’t be answering the wrong question.

Step 2: Break down the problem: Break the item in the question (number of trees in Central Park, market size of pickup trucks) down into smaller, easy-to-estimate pieces.

Step 3: Solve each piece: Estimate each small piece one at a time; each estimation should be backed by facts, figures, or at least observations.

Step 4: Consolidate the pieces: Combine the previous estimations to arrive at a final result; be quick with the math, but don’t rush it if you aren’t confident.

Unless you come up with something about 10 times the reasonable estimate, don’t worry about being “wrong” – the interviewer is unlikely to have a “correct” number in mind, he/she just wants to see your structured mindset.

Now, here’s a quick example for you to try and get used to this type:

How many smartphones are sold each year, globally?

  • Smartphones are phones using exclusively touch-screens.
  • “Sold” means sold to the end-consumers. 
  • The market size is calculated at present.

Break down the problem:

The global smartphone market can be divided into three segments – developed countries, developing countries, and undeveloped countries.

In each segment, the annual unit sales of smartphones depend on four variables:

  • The percentage of “phone-owning age” people among the population
  • The percentage of smartphone owners within the “phone-owning age” group.
  • The average, annual, per capita “consumption” of smartphones for those owners.

Solve each piece:

  • The population is 1.5 billion in developed countries, 5.5 billion in developing countries, and 1 billion in undeveloped countries.
  • 80% of the world population is in the “phone-owning age” (Global life expectancy is 70 and everyone older than 15 years counts towards the “phone-owning age” group)
  • 100% of the phone-owning age in developed countries will own a smartphone; the figure in developing countries is 75%, while in undeveloped countries it’s 10%.
  • The average smartphone user replaces their phone every 3 years – so they “consume” 0.33 phones each year.

=> Estimated global smartphone market: 1.53 billion units per year

=> Actual 2019 global smartphone sales:  1.37 billion units (error margin: 11.7%).

Type 3 – Valuation questions

Valuation questions are about estimating the monetary value of a business, and these are very popular in case interviews too!

Valuation questions are a blend of guesstimation/market-sizing, math, and business. They also require basic finance knowledge. There are three ways to estimate the value of a business:

  • The NPV Method: take the net cash flow generated by the business, and discount it to the present to account for time value of money. Basically “this company is worth X dollars because it gives me Y dollars over Z years”. This approach works best when the cash flow from the business is positive and stable.
  • The Market Method: take one index of the firm (which can be stocks or anything depending on the industry) and multiply it with an industry multiple (the value of one unit of the said index). In other words, “this company is worth AxB dollars because it has A traffic and each traffic is worth B dollars”. This approach works best when the market is transparent and data on similar firms are accessible – usually with major, established industries such as commercial airlines.

In real case interviews, you have to justify your approach then ask the interviewer to give you the necessary data.

Our client wants to sell his organic-food restaurant (called “Cato’s Cabbage Farm”) to retire. How much is his restaurant worth?

(Supposed the interviewer gives you the following data: his current income from the restaurant is $100,000 per year; two other restaurants in the neighborhood – one with 2 times more customers, and another about 0.75 times, have been sold at $1,800,000 and $1,000,000 respectively).

NPV Method: Cato’s Cabbage Farm value = $100,000 / 10% = $1,000,000

Market Method:

Assume the number of customers for Cato’s Cabbage Farm is 1 “customer unit”, then the two neighborhood restaurants get 2 and 0.75 “customer units”.

  • Industry multiple: ($1,800,000+$1,000,000) / (2+0.75) = ~$1,018,182
  • Cato’s Cabbage Farm value = $1,018,182 x 1 = $1,018,182

Type 4 – Brain teasers

Brain teasers are the least predictable case interview questions – but even these can be learned!

Brain teasers are riddles designed to test unconventional, creative, and logical thinking. A famous example of this is Accenture’s “How do you put a giraffe in a fridge?”.

Although not as popular as before, brain teasers might still appear in consulting interviews; therefore, you should spend some time to prepare.

Most brain teasers can be allocated into these seven types:

  • Logical questions are pure logic riddles – there’s no trick, no illusion, no creativity.

How do you put a giraffe in a fridge?

Open the fridge, put the giraffe in, then close the fridge. The question never says how big the fridge or the giraffe is.

Type 5 – Chart insight questions

You can’t be a management consultant without mastering the use of charts – the complex, scary-looking real-world charts such as those included in our Case Interview End-to-End Secrets Program.

In management consulting and case interviews, most charts are one (or a combination) of these four basic types:

  • Bar charts compare the values of several items at one point in time, or 1-2 items at several time intervals.
  • Line charts illustrate time-series data, i.e trends in data over a continuous period.
  • Pie charts illustrate proportions, i.e “parts of a whole” analyses.
  • Scatter-plots use data points to visualize how two variables relate to each other.

What can you draw from the following chart?

Trends in chart:

  • Steady rise in the number of confirmed deaths to about 70-80 per million;
  • Both changes started around March 10-11.
  • These sudden rises can be explained by events occurring in early-March, and 2.
  • If number of cases is kept low, the threat from COVID-19 will remain minimal, considering a mortality rate of only 2%.

Type 6 – Value proposition questions

No business or consulting candidate can succeed without understanding the customers!

Value-proposition questions are not only about correctly identifying customer preferences, but also about analyzing and delivering the answer in a structured fashion. The former relies heavily on business knowledge and intuition, but the latter can be trained methodically and quickly. Personally, I use a “double issue-tree” – essentially a table with customer segments on one axis and proposed values on the other:

For segmenting customers, you can use the following table. However, don’t over-rely on it, since there may be more relevant and insightful question-specific segmentations.

In some cases, clarification is also necessary – both to avoid “answering the wrong question” and to narrow down the range of customers/values you need to cover in the answer.

What will a customer consider when buying a Toyota sedan?

Clarification: A sedan must be branded “Toyota” to be a Toyota sedan – cars with other Toyota-owned brands such as Lexus or Ranz do not count in this question.

Situational Assessment:

Toyota sedans occupy the entry-level and mid-range price segments, so Toyota customers will be more price-conscious than, for example, Lexus customers.

They are also less likely to lean considerably towards one particular factor, so achieving a balance is extremely important.

Functionality factors:

  • Comfort: Toyota sedans are mostly for everyday use, so customers should feel comfortable being inside the car.
  • Utility: Toyota sedans are used for multiple purposes, so convenience for a wide range of uses is important.

Cost factors

  • Purchase price: A car can be an expensive investment while Toyota’s low-to-mid-range customers are more price-conscious, so having a cheap/reasonable price is important.
  • Fuel and maintenance: Maintenance and fuel costs over time are likewise inversely related to the decision to buy a Toyota sedan.

Physical factors

  • Performance: Customers are usually drivers themselves, who often pay attention to the technical characteristics of the car (speed, acceleration, handling, etc.)
  • Visual design: The car should possess the same level of visual appeal as other competitors in the same segment.
  • Build quality: Parts of the car should be assembled in a reasonably good manner.

Emotional factors

  • Branding: The car should come from a well-known, reputable brand
  • Personal preferences: Some customers choose specific cars simply because they “like” the car.

Type 7 – Information questions

In any problem-solving process, information is one of the overarching concerns!

“Information questions” essentially ask if the piece of data you use is obtainable in the first place. In real consulting work, data is not always available – client team members may refuse to cooperate or there’s simply no data on the subject.

There are many kinds of information sources in case interviews/consulting works, but I’ll divide them into primary and secondary sources. Primary sources means you must do the research yourself (or pay someone else to do it for you), such as customer surveys or mystery shoppings. If someone already did that research, and you use their results, it’s called a secondary source – you can get these from the client , the consulting firm you work for, or third-parties such as market research firms or external industry experts.

How do you assess your target customer’s preferences for sports cars?

Type 8 – Math problems

A lot of information in case interviews and consulting work comes in the quantitative form, so you won’t escape Math by joining the consulting industry!

When you have to do the math, perform back-of-the-envelope calculations in a structured fashion, and say out loud what you’re writing. For one thing, it’s safe; for another, you show that you’re careful, organized, and reliable – just like actual consultants.

Type 9 – Solution-finding questions

What’s the point of analyzing a problem, if not to solve it?!

When dealing with solution questions, keep these four points in mind:

  • Firstly, in case interviews as well as real consulting projects, solutions must always solve every root cause of a problem, so remember to check if your solutions are relevant and comprehensive.
  • Secondly, every solution must be actionable – if your solutions are too expensive, too time-consuming, etc. for the client, they’re useless.
  • Thirdly, the interview expects a highly-structured answer; so segment your solutions based on their characteristics (long-term vs short-term is the easiest segmentation)

Last but not least, deliver at least two solutions, preferably three to five. Otherwise, you’ll appear uncreative and lazy to the interviewer’s eyes.

A restaurant that relies solely on on-premise dining found the loss of adjacent parking space (due to termination of contract) harming their revenue. How can they fix that?

The solutions for the restaurant’s parking space problem can be divided into two types:

  • Short-term solutions: Find new parking space around the neighborhood, or renegotiate for old parking space (possibly at a higher price).
  • Long-term solutions: Introduce takeaway items and off-premise dining.

Reminders on case interview questions

The questions are not clear-cut in candidate-led cases.

There are two extremes in consulting case interview format: interviewer-led (McKinsey) and candidate-led (BCG, Bain).

Interviewer-led cases, on one hand, consist of multiple, clear-cut questions in a larger business case context; the candidate navigates through these questions to arrive at the solutions.

Candidate-led cases, on the other hand, have one big problem, which the candidate must break down into small pieces to identify the root causes and deliver solutions.

This list, therefore, is much more relevant to the interviewer-led format; nonetheless, this guide is still quite beneficial for candidate-led cases, because when solving that big problem, you’ll have to tackle small issues similar to the 8 aforementioned question types.

Mastering the fundamentals is crucial to consistent performance

Although it’s good to study the case interview questions, it is no substitute for mastering the fundamental principles.

Learning the exercises without the basics is like building a house without a foundation. My poor neighbor’s house developed a huge crack right down the center because of its weak foundation, so make sure to build your case interview prep a strong one by knowing the basics first.

Once you’ve mastered the fundamentals, you’ll become much more flexible – this quality is getting increasingly important because case interviews are getting less predictable, and more realistic.

Expect the unexpected

If you study those nine question types, rest assured that you’ve covered the majority of questions in case interviews.

However, these are not all the possible questions you might be given. In actual cases, there are always questions that cannot be categorized neatly. If you do not prepare for these questions, it’s easy to be thrown off-balance.

So, how do you prepare for “the unexpected”?

  • Master the basics: Focus your efforts on the basics, once you’ve mastered them it’d be comfortable to move on to higher, more sophisticated levels.

Five critical questions you need to answer when evaluating a business case

I’ve written articles for Techrepublic on developing business cases and influencing decisions and will probably write quite a few more, but just for a change of pace, this piece is about evaluating or reviewing a business case.

So, why is this discussion necessary?

Professionals and managers are often asked to review a business case and provide a recommendation to the senior management. “It looks just fine” is not really going to cut it, trust me, especially if it transpires that it really isn’t fine at all. A major CLM (career limiting move) may be in the making. If you happened to be an executive whose job is to approve or turn down the case, the stakes are obviously even higher.

While these considerations may appear to be obvious to you and me, in the past twelve months alone I have seen several C-level executives readily sign off on business cases, which contained material errors, were based on incorrect assumptions or suggested actions that were not viable. I believe that such waste of resources and endangering of people’s careers is simply unnecessary.

Before we delve into the discussion, I would like to make the framing of this article clear. First, it’s written to enable people to become more effective in reviewing business cases, not to teach them how to shoot down a business case. In other words, it assumes that the reviewer is genuinely interested in the subject and wishes the author to succeed.

Second, this brief guide is a strictly practical tool that is not going to be concerned with how the case should have been written in the perfect world, but how to make a decision based on what you have in front of you (if at all possible). Third, there is not a ghost of a chance that we will be able to explore the subject in detail in the confines of a brief article.

Now, let’s get started. In all likelihood, the case you’ve received for review contains an executive summary, which is where you should start to gain a general understanding of what it is all about. Then you should read the rest of the case, which should tell a story. Then, ask yourself the following questions. If you are unsure of the answers, I recommend talking to the author.

What is this case all about?

After reading the executive summary and certainly after reviewing the body of the case, you should be in a position to reflect on the objective of the proposal. Is there a legitimate business concern or opportunity that it identifies and addresses? Are you tempted to shake your head say “So what?”

There are several common problems you may encounter here. First, you may find that there’s no clear objective. Second, you may find that the author does not understand the issue he or she is trying to address. Third, you may find that the problem is misdiagnosed which often leads to attempts to address not the cause but the effects. The latter includes the infamous sin of “let’s throw technology at it,” which invariably leaves the core problem unresolved.

If you’re clear on the objectives and they appear to be legitimate, read on.

How can we get there?

The next checkpoint is this: the business case must be advocating some course of action, but does it discuss alternatives that have been considered? My standard advice to business case developers is to discuss several good viable alternatives and recommend one of them.

If the case presents only one alternative and especially if it positions it as the only way to do it, it is prudent for the reviewer to reflect very carefully whether other viable alternatives may exist. If they appear to exist, while the objective has a merit, send the case back to the authors, encourage them to take a broader view and suggest that it may be appropriate to involve others. There is rarely only one way of doing things. The same course of action is also appropriate when you discover that the presented alternatives are weak bordering on silly. Please note that in keeping with our good-natured framing, I’m not suggesting to simply toss the case out, although that option is always available.

What are the costs and benefits?

Perhaps your business case was authored by someone who heeded my advice on firmly recommending one of the alternatives. Here’s the key question: What were their criteria for making this recommendation?

The business case should present to you a comparative analysis of pros and cons, cost and benefits of each of the alternatives. Sometimes the options are so closely related that it makes sense to discuss the common attributes and the deviations, and sometimes it makes sense to discuss them completely separately. Whichever way it is, you, as a reviewer, should have a feeling that someone has explained to you their thinking on the matter and it makes sense.

Here are some key items that you should expect to see:

  • Fit with mission, vision, values
  • Fit with strategy and other projects
  • Risk profile
  • Non-economic benefits and costs (qualitative, capacity)
  • Economic benefits and costs

The last bullet point can be so much of a problem that I intend to discuss it in detail in my next blog here on Techrepublic. There are concrete established methods of economic analysis that need to be followed and done well if this important portion of the business case is to be worth more than the paper it’s written on. There are actually rules that need to be followed, but in my observation, neither the author nor the reviewer always possesses the requisite skills. My advice is to learn the most commonly used methods of financial analysis, such as Payback, IRR and NPV and be able to identify issues. If you’re not familiar with these, seek an opinion of a professional. Please remember that financial analysis and accounting are two distinctly different skill sets. Do not simply give it to a CA, but check with an expert in financial analysis.

The fine details of these methods aside, you should expect to see the following two critical points addressed:

  • Assumptions . Being a projection of the future state, business cases involve assumptions. To judge whether the case is reasonable, you must be able to judge whether the assumptions are reasonable. As such, they should be clearly identified.
  • Sources of data. You want to know whether the supporting data has come from. Otherwise, how can it be trusted.

Once you’ve gone through the cost-benefit analysis, you should be in the position to state that you understand all the pros and cons of each alternative and know why the author made his or her recommendation.

What is involved?

Many business cases include draft implementation plans because, to cost out a project realistically, one has to think about the resource requirements and the project schedule. It’s not always warranted to delve into the detail, but often the author will have the implementation figured out to get the costs right, and since it exists already, why not include it into the business case.

If the business case in front of you includes the implementation plan, check it for realism and completeness. If you find that it lacks provisions for certain implementation activities that come at a cost, you will know that the financial analysis is also incomplete. But don’t sweat over the small stuff.

Is it both legal and ethical?

I’m not kidding! Check with the legal counsel if you have any doubts. If it seems to fall below the ethical standard of your organization, confer with your peers or those who may be better equipped to make this judgment.

There’s likely not such a thing as a perfect business case, nor is there the best ever way to review it. But I believe you will be in a good shape if you ask these questions each time you evaluate a business case.

With organizations of all sorts facing increased urgency and unpredictability, being able to ask smart questions has become key. But unlike lawyers, doctors, and psychologists, business professionals are not formally trained on what kinds of questions to ask when approaching a problem. They must learn as they go. In their research and consulting, the authors have seen that certain kinds of questions have gained resonance across the business world. In a three-year project they asked executives to brainstorm about the decisions they’ve faced and the kinds of inquiry they’ve pursued. In this article they share what they’ve learned and offer a practical framework for the five types of questions to ask during strategic decision-making: investigative, speculative, productive, interpretive, and subjective. By attending to each, leaders and teams can become more likely to cover all the areas that need to be explored, and they’ll surface information and options they might otherwise have missed.

Why It’s So Challenging

Managers’ expertise often blinds them to new ideas. And the flow of questions can be hard to process in real time, so certain concerns and insights may never be raised.

Strategic questions can be grouped into five domains: investigative, speculative, productive, interpretive, and subjective. By attending to each, leaders and teams are more likely to cover all the areas that need to be explored—and they’ll surface information and options they might otherwise have missed.

As a cofounder and the CEO of the U.S. chipmaker Nvidia, Jensen Huang operates in a high-velocity industry requiring agile, innovative thinking. Reflecting on how his leadership style has evolved, he told the New York Times, “I probably give fewer answers and I ask a lot more questions….It’s almost possible now for me to go through a day and do nothing but ask questions.” He continued, “Through probing, I help [my management team]…explore ideas that they didn’t realize needed to be explored.”
