A responsibility assignment matrix (RAM) is a tool used in project management to clarify team and stakeholder roles for each project step. It paves the way for smooth collaboration by ensuring everyone knows what they need to do, who they need to talk to, and who has the final say on key decisions and deliverables.

RACI—which stands for Responsible , Accountable , Consulted , Informed —is the most popular framework used for assigning roles and responsibilities on projects. Here’s a quick breakdown of RACI categories in basic terms:

  • Responsible : Who completes the work?
  • Accountable : Who makes decisions? 
  • Consulted : Who provides expertise?
  • Informed : Who needs status updates?

Of course, RACI isn’t the only responsibility assignment matrix out there. These RACI alternatives provide a small sample of other approaches you might come across in project management.

  • RASCI (or RASIC) matrix : This RACI alternative adds one extra role into the responsibility assignment mix. In the RASCI model, the S stands for Supportive . While this role covers anyone who will lend the Responsible person a hand with the work, a Supportive team member isn’t responsible for the outcome.
  • DACI matrix : DACI stands for Driver , Approver , Contributor , Informed and is used to outline decision-making roles and responsibilities for projects. In this framework, the project manager or leader typically serves as the Driver guiding the team to a decision.‍
  • RAPID responsibility matrix : RAPID stands for Recommend , Agree , Perform , Input , Decide and is another decision-making framework used to define authority vs accountability. The Recommend role kicks things off by suggesting an action, while the Decide role has the ultimate say in how things move forward. ‍
  • CARS : CARS stands for Communicate , Approver , Responsible , Support . In this model, Communicate combines RACI’s Consulted and Informed roles into a single assignment. Someone with the Communicate role lends their expertise and needs to be kept up-to-date on progress. The Approver is the main decision-maker who calls the shots.

Lots of people use spreadsheets to make a responsibility assignment matrix for their projects, so let’s walk through the basic steps of building one in Excel, using the RACI framework as our model.

1. List project tasks and deliverables in column A

First, make a list of all the work that needs to be done for your project down the left side of your matrix. Enter each project task, milestone, or decision in column A of your Excel worksheet. 

Feel free to group tasks by project phase like we’ve done in the screenshot below. That way, your RACI matrix is easy to scan and read.

2. Add team members or project roles across row 1

Starting with column B, label each column header with the name of a team member and/or project role. 

Include the people who will execute and review work for the project, as well as any subject matter experts or stakeholders you may need to consult or keep in the loop along the way.

3. Insert a new worksheet for roles and definitions

Click Insert > Insert Sheet from the Home ribbon at the top of your Excel workbook.

Go to your new worksheet, and list each letter of the RACI acronym in column A. Then enter the corresponding role for each letter in column B. We also included RACI definitions in column C as a handy reference for anyone who might need a refresher.

You’ll use this worksheet to populate a drop-down list on the main RACI matrix tab to make it easier to assign roles quickly.

4. Add a drop-down list of roles to your matrix

Now, go back to your main worksheet, and click into the first open cell in your matrix.

On the ribbon, click Data > Data validation to insert a drop-down list with RACI roles.

On the Settings tab, choose List under the Allow menu.

Click into the Source field, then highlight the data range with your options from the RACI Roles & Definitions worksheet you set up in Step 3. We highlighted cells A2-A5 in our example.

Verify your Data validation settings are correct, then hit Enter to add the drop-down list to your selected cell.

Copy and paste that cell to apply the drop-down list to other cells in your RACI matrix worksheet.

5. Color-code assignments with conditional formatting

Click Conditional Formatting > New Rule on the Home tab. Select Classic > Format only cells that contain > Specific text > containing . Enter the letter R in the text box, then choose Custom Format , and apply a background color (and any other styles you want). 

Repeat this step for each additional letter in the acronym.

6. Assign a RACI value to everyone on every task

You’re almost there! Now go down the list of tasks on your responsibility assignment matrix, and assign a role to every person who will be involved in that project step or deliverable.

Viewing RACI matrix assignments for your project

There are 2 simple ways to view RACI assignments in TeamGantt:

  • From the Gantt tab : If someone is assigned to a task and has a RACI role on that task, the RACI value will appear in parentheses next to that person’s name on the gantt chart. Just be aware that you won’t see RACI assignments for people who haven’t been assigned to a specific task in Gantt view.

  • From the RACI tab : To access your project’s full RACI matrix, simply toggle to the RACI tab for that project. You’ll find RACI assignments for every person playing a role—whether or not they’re the one responsible for doing the work.

  • Due Date: Set a due date to complete each project task, feature, or deliverable. 
  • Notes: Add any relevant notes related to RACI matrix roles and responsibilities for each project task, feature, or deliverable. 
  • Percentage Complete: Provide a percentage of completion for each task.
  • Phase: Add the name of the project phase under which you will assign tasks on the matrix.  
  • Project Title: Write the name of your project to which you will apply RACI matrix attributes. 
  • Project Manager: Enter the name of the project manager responsible for ensuring task and project completion.   
  • RACI: Designate which team members or interdepartmental stakeholders are responsible, accountable, consulted, and informed for each task, per the RACI matrix.

What Does RACI Mean?

RACI is an acronym for Responsible, Accountable, Consulted, and Informed. The term is used in regard to a RACI chart, which uses these four components to assign and track tasks involved in a project plan. A RACI template makes creating a chart easier, especially if you are new to the process.

What is a RACI Chart?

A RACI chart is also known as a Responsibility Assignment Matrix. That sounds rather technical, but simply speaking, it is a tool to clarify specific roles and responsibilities within a team. When everyone can see the big picture and their place in it, the project runs more smoothly. The chart improves communication and facilitates decision-making, thereby improving efficiency and accountability.

What Are the 4 Responsibility Roles in a RACI Chart?

There are four roles in a RACI chart, represented by each letter in the RACI acronym.  These components are Responsible (R), Accountable (A), Consulted (C), and Informed (I).  The designations are used to reflect a person’s involvement regarding a specific task on a project.

Responsible (R): An R on the chart means this is the person responsible for getting the job done. The particular task may involve multiple team members, but a specific person should be held responsible for making sure the job is completed. Think of it as, “the buck stops here.”

Accountable (A): This person is accountable for making sure the whole team has the resources it needs to complete the task and that the job is done correctly . This is more of an executive management role.

Consulted (C): The person or group with a C designation is the “go to” if a situation arises that requires more expertise or a decision.  They are usually subject matter experts and have experience that is valuable to the task at hand.  Communication with a consulted person is always a two-way communication.

Informed (I): The Informed people are kept informed of the progress of the task, or perhaps only at the completion of the task.  Communication is one way. The informed person is kept in the loop but does not provide feedback. Be sure to include the right people in your organization which should be informed.

Fully understanding the four RACI roles will help you assign them to the appropriate person. That’s important because when there is clarity amongst the team and stakeholders, there is more efficiency overall.

What Is a RACI Chart Used For?

RACI charts are particularly useful for complex projects, which is why they are so popular in project management. Not only do they improve communication, but they also help to reduce confusion and make sure there is no overlap in tasks.

In addition to project management, RACI charts are also widely used for large projects in a variety of environments such as in businesses, government, educational institutions, healthcare, and service industries.  Whether a project manager, or a business owner, any situation where there are multiple tasks to be completed by multiple people is a good opportunity to use a RACI chart.

How Is RACI Used in Project Management?

Typically, in the world of project management, the project manager creates the RACI chart at the beginning of a project to define the roles and responsibilities. Otherwise, multi-faceted projects can develop a variety of problems such as duplicated work or delays to the timeline.

When to Use a RACI Chart

What Is a RACI Matrix?

A RACI matrix is a chart that identifies and defines the roles and responsibilities of team members in relation to the tasks in a project. A RACI matrix uses the letters R,A,C, and I to categorize team responsibilities. RACI stands for Responsible, Accountable, Consulted, Informed.

Responsible (R)

This is someone who is responsible for getting the work done. When labeled “responsible” in a RACI matrix, it indicates that the person is expected to be hands-on when executing the task.

Accountable (A)

This is the person who is responsible for overseeing the task and making sure the work gets done properly. They are not hands-on with the work, but instead, they are managing and ensuring the completion of the work.

Consulted (C)

This person assists by providing information and support about a particular task or deliverable. They are not directly responsible for a task, but instead, they provide necessary information that will help the R get their work done.

Informed (I)

This person or group of people is to be kept up to date on the progress of a task or deliverable. This is commonly upper-management or a client who should understand the progress of the project but does not have immediate input on the completion of the work.

How to Use the RACI Matrix Template

Step 1: list the project tasks.

In column 1, beneath the “Project Tasks” header, you will list all of the tasks that will be completed as part of this project. In our example, we categorized the tasks into different project phases in order to keep things more organized.

If you wish, you can remove the project phases and instead just do a large list of tasks, but we’ve found the project phases to be helpful.

Step 2: List All of Your Team Members

Next, locate the light blue bar. Going from left to right, we are going to add all of your team members to this section. Include every stakeholder in your organization, even if they won’t be working directly on the project.

We find it helpful to use the job title/role in this section, but you could also use stakeholder names instead. We tend to use job titles so this document is useful for someone looking at the matrix who may not be familiar with everybody’s name.

Step 3: Assign R,A,C,I to Each Task

Locate your first task of the project (this should be whichever task you have listed highest in Column A.) Once you’ve located your first task, move across the matrix to the right. Decide who will be (R) Responsible for executing the work on this particular task. Remember, R is for the person who will actually be performing the work on this task.

Continue moving to the right, and next you will choose who will be (A) Accountable for this task. The person who you label as (A) Accountable is the person who will be responsible for ensuring that the task is done properly and in a timely manner.

Next, you will decide who will be (C) Consulted on this task. Remember, (C) means that a person will be asked for help or advice on a task, and they will work with the responsible team member to complete the task. In some cases, you will not have a C for a task and that’s OK.

Finally, for each task, you will decide who will be informed about the task’s progress. This stakeholder will be labeled as (I) Informed. If someone is labeled (I) for this task, they will be updated about the progress of the task, but they will not have direct feedback going back to the person responsible for the task.

An informed person is a one-way communication, as compared to a consulted person who has two-way communication about the task. Most tasks will have an informed person, however, there will be some cases where there is no I needed.

Step 4: Share the Document

Once your RACI chart is fully filled out, it is important to share the document with all of the team members on this project. This is an important step because a RACI matrix is most helpful when each team member understands exactly what their role is at each step of the project.

  • This is generally an upper management stakeholder or potentially a client
  • They do not have immediate input on the project but may be the project’s owner
HR pro tip The difference between being Responsible and Accountable in a RACI matrix is that Responsible refers to the person or team completing the work, while Accountable refers to the person who is ultimately accountable for the outcome and must report on and sign off on the deliverable. The same person can hold both roles, but they are distinct responsibilities.

What is a RACI matrix used for?

  • There are large-scale or clear-cut deliverables, such as company-wide DEIB training involving all departments and multiple stakeholders
  • A lengthy decision-making or approval process could delay the project, such as implementing a new performance management system

  • Uneven distribution of project workload is a concern, particularly when HR is working with multiple departments

  • All individuals stay on top of their own work
  • The project is small enough that it would be a time waster going through the steps outlined in the RACI matrix template, for example, designing a career page, which may only involve two departments with fewer stakeholders required for approvals
  • The project team uses an Agile framework, like Scrum.

How to create a raci matrix: 4 steps to build and implement, step 1: list project tasks and deliverables.

  • Organize tasks by project phase to make the RACI matrix easy to read and scan.
  • If you prefer, you can also just create a large list of tasks without categorizing them into phases.

Step 2: List team members and project roles

  • Include any team members who won’t be working directly on the project, but who may need to consult, manage or ultimately make key decisions.
  • Row 1 serves as the column headers for the RACI matrix.
  • To make the chart easy to understand for others, it is recommended to use job titles or roles instead of names if you are not familiar with everyone’s name, particularly if it is a large project.
HR pro tip When filling in row 1, start with column B and keep moving to the right. The larger the project, the more columns you will fill.

Step 3: Assign RACI responsibilities to each task

  • There should only be one responsible and one accountable person per task
  • The goal of the RACI matrix is to avoid confusion, not add to it, so keep things clear and simple
  • Encourage communication and ensuring that all stakeholders are informed, at all times, of what is happening in the project
HR pro tip Responsible and accountable roles are required for every task, but not all tasks require outside input or the need to inform others. The consulted and informed roles may not be necessary for some tasks that are less complex.

Step 4: Share the document

Do’s and don’ts when using a raci matrix, as an hr professional, do:.

  • Assign only a single responsibility level for each deliverable or activity group.
  • Map out deliverables and activity groups before assigning individual responsibilities.
  • Focus on specific project tasks, milestones, and decisions rather than generic or administrative tasks such as team meetings or status reports.
  • Standardize the approach across departments and locations so everyone is on the same page.
  • To avoid confusion regarding details and deadlines, ensure that the tasks listed in your RACI chart are aligned with your project plan.
  • Continually update and revise the RACI matrix to reflect what is happening in the project.
  • Be afraid of white space – there will be some blocks that do not have an I or C.
  • Be afraid to give responsibilities to less senior staff – senior-level staff members should hold the accountable role and oversee projects. When they are in the responsible role, they could end up being a bottleneck

External stakeholders can include clients, consultants, and other entities who might be involved in approvals, permissions, and regulations for the project.

1. Settings

This section is where you will easily define the people, positions, and assignment categories. As a result, the information here will be used throughout the rest of the Excel template. The settings charts are quite straight-forward:

Firstly, just input team details or employee names manually. Secondly, continue with including their positions and the shortcut you’d like to see in the Responsibility Assignment Matrix Chart. Should you need more lines, you can simply use the ‘+’ button located on the left corner of the settings sheet to increase the number to a maximum of a hundred.

After that, you can move forwards with the ‘Assignment Categories’ settings to define your desired category labels and their representative symbols. Meanwhile, you can rename each label that is present there and fill the categories up to 10 different task categories.

2. Responsibility Assignment Matrix (RAM)

The RAM matrix is where you define all the tasks of your project. Here you will input the task descriptions by writing them down and allocate tasks to certain team members by using the dropdown options.

In brief, all the team members will automatically appear in the chart, and the only thing you will be doing is to select the assignment category for each member – if any. For your ease of use, the assignment category legend will be located on the top of the sheet.

Should there be a need, you can insert or delete rows into the table. If you would like to copy-paste any data, please always paste special as values. Although it is optional, inputting IDs is important to create the Work Breakdown Structure (WBS).

Only the tasks that have ID will be visible in the WBS section . Therefore if you skip IDs, you won’t see any output in the Work Breakdown (WBS) section. For any issues with the IDs, such as duplication or typo, you will see a highlight on the relevant cells.

3. Work Breakdown Structure (WBS)

Providing a visual snapshot of the tasks, Work Breakdown Structure is the final section of this responsibility assignment matrix template. It is a hierarchic tree form, created based on the IDs and task descriptions on the RAM sheet plus the people and titles set in the Settings sheet.

You may define what should and should not display in this chart by using the ‘Chart contents’ drop-down options.

Furthermore, you may make use of the filtering options to customize the WBS chart. The available filters are ‘Role assigned’ and ‘Person’ . The role assigned will indicate which assignment categories to be included in the chart whereas the person will customize the chart by highlighting tasks that belong to this person.

For printout purposes, the user can also change project details here and add a project name, date and/or a responsible supervisor. Moreover, the print area is dynamic, so you will not have to manually update it. Please also note that the maximum visible number of people or roles per task is five.

What is Responsibility Assigment Matrix?

A Responsibility Assignment Matrix (RAM) is a project management tool that helps set clear roles and duties for each team member in relation to certain project tasks or deliverables. The matrix lists every task, milestone , and important choice that needs to be made in order to finish a project and tells each team member what their role and responsibility is.

This helps everyone on the team understand what is expected of them, take responsibility, and talk to each other better.

What is included in a Responsibility Assignment Matrix?

The following parts make up a typical RAM:

  • Tasks or Deliverables: This is a list of all the things that need to be done as part of the project. It could be tasks, activities, outcomes, or deliverables.
  • Roles: A list of all the jobs or roles on the project team, such as Project Manager, Developer, and Designer.

Assignments are the points where roles meet in the matrix and are given specific duties for each task or deliverable. Usually, a coding system like RACI (Responsible, Accountable, Consulted, and Informed) or other custom names are used for this.

What is the difference between RAM and RACI?

People often use the words RAM and RACI to mean the same thing, but they’re not quite the same. This is different:

RAM stands for Responsibility Assignment Matrix. This is the general term for any matrix that divides up project tasks into roles and duties. It doesn’t have to be in a certain format, and different coding systems can be used to show who is responsible for what. On the other hand, RACI is a certain kind of RAM that uses four key names to make roles clear.

To use these templates, you’ll need Microsoft Excel for Mac, as Apple’s Numbers isn’t supported. In contrast, our Google Sheets Templates will work on any operating system – all you need is an Internet connection and a Google account.
