The irony is that it's usually the one small-business owners end up consulting most often – not just in the early days but also as the business grows and confronts challenges the owner could never anticipate. You may be resisting the exercise, as business owners understandably do because they want to expend their valuable energy on selling and winning over new clients. It may be time to upend this paradigm and let the merits of a business plan sell you.

Owners Value Role of a Business Plan

Though well-intentioned, the advice sidesteps an important reality: Most entrepreneurs don't rely on a bank loan to fund their startups. According to Small Biz Genius:

  • 32 percent use their own cash.
  • 13 percent dip into their retirement accounts.
  • 12 percent turn to friends and family.

Only 24 percent rely on loans, which suggests that the first function of a business plan is the more important of the two. Put another way, you may not need that road map when things are going well, but running a small business is nothing if not an adventure, filled with unexpected challenges, detours and the occasional accident. It's at these junctures that the road map becomes an indispensable guide to regaining your bearings and getting back on track.

A study of 1,000 entrepreneurs by the Harvard Business Review bears this out. It found that the most successful ones wrote their business plan within six and 12 months of deciding to start their own business. It's precisely when they are starting to sell and win over clients that writing the plan comes into sharper focus. The HBR found that committing a plan to paper increases a startup's chance of viability by 27 percent.

Business Plan Areas Cover the Bases

At some point, you may want to take out a loan to pay for new equipment or to fund an expansion. Then a business plan becomes a necessity. Until then, Nolo says it plays a role in the financial future of your business by:

  • Analyzing the competition so it can outmaneuver it
  • Outlining a winning marketing strategy and tactics
  • Providing revenue and expense estimates
  • Crystallizing how the business will turn a profit
  • Anticipating risks and opportunities
  • Forecasting its financial future

This is a wide load to superimpose on any road map, but it's a completely attainable one when you consider the format of a business plan advocated by the U.S. Small Business Administration. It sets you up for success with a sensible, nine section progression of ideas:

  • Executive summary
  • Company description
  • Market analysis
  • Organization and management
  • Product line or service
  • Sales and marketing
  • Financial projections

Many business experts agree that a business plan should consist of at least 50 pages to cover these topics thoroughly. However, as with many undertakings, it's quality, not quantity, that matters most. This is why the Harvard Business Review says it found that those successful entrepreneurs devoted about three months to writing their business plan – a realistic amount of time to scrub this once dirty word from anybody's vocabulary.

A business plan can help you to define and classify the goals you have for your business. Devoid of fluff, a business plan is a business document that is written for a variety of audiences. You might send your business plan to investors or it might be written for the benefit of your employees. Generally, the audience should have no bearing on the content. A business plan helps you to define, for the short term, where you want your business to go. A good business plan will define in an unequivocal manner where you want your business to go. Some business plans will outline a two-, five- and 10-year plan, while others will simply identify long-term goals. It also helps test your idea and gives you a clearer understanding of what needs to happen to make it a reality.

Why is a business plan important?

Completing the different sections of a business plan makes sure you've thought about all the different aspects of running a business.

It's a great motivational tool, too. When you've written down the steps you need to take, you know how to start moving forward and therefore hold yourself accountable.

Hiring people , opening premises or buying equipment requires significant investment. Planning and justifying what you're going to spend is important. Sharing them externally helps reassure partners, whether you're looking to borrow money or win over a mentor.

What types of business plan are there?

The main type of business plan is a written document, which is what we cover in this guide. You can use a template or follow a business plan outline to know what to include (more on that in a moment).

It's important to pick the format that's right for you, so consider what you know so far and how you're going to use the plan.

If the plan is for your own benefit, you need to think about how much you can know at this point. There are lots of assumptions around sales and costs that you won't know until they're tested. This will limit the level of detail you can include.

The audience is important too. You could write a five-page summary if the business plan is just for you. If it's for raising investment or applying for a loan, it's going to require more detail and might be 15 to 20 pages long.

Organisations like the Prince's Trust and Start Up Loans , which offer start-up funding, have templates that they prefer or require applicants to fill out.

David Abrahamovitch, founder and CEO of London café-bar and restaurant company GRIND, says his founding team didn't create a business plan until they needed to borrow money. He believes a formal business plan doesn't provide much value at the concept stage.

"Business plans absolutely have their place but I see people who are spending months writing one. They're worried about who's going to copy their idea about trademarks. "All of these things are important, but at the moment you don't have a business. You don't have a brand to protect. You're worried about the wrong things. "You have to get to the minimum viable form of that business as quickly as possible and just test it."

The Lean Canvas model

The length of traditional business plans can be intimidating. You may also lack the information to put one together if you haven't started trading yet.

The Lean Canvas model allows you to create a business plan on a single page (usually A3 size). Each section covers a topic that's important to building a business.

The structure examines whether a business idea is viable . The nine boxes capture some key assumptions, covering topics like the following:

Problem: What customer challenge does your product solve?

Solution: What does your business do?

Key metrics: How will you measure success?

Unique value proposition: What makes your business stand out ?

Unfair advantage: What do you have that your competitors don't?

Channels: How will you market your product?

Customer segments: Who are you selling to?

Cost structure: What expenses will you have?

Revenue streams: How will you generate sales?

The Lean Canvas is designed to provide a snapshot of your idea and challenge the assumptions you've made. It's not meant to be perfect, and takes about 30 minutes to complete.

It's a great way to quickly test a business idea or potential new product. Do a Google Images search for 'Lean Canvas' to find examples.

Testing your assumptions through research

Launching and growing a small business is really exciting because you don't know what's going to happen. However, writing a business plan can be daunting as there are so many things you don't know yet.

Make phone calls and search the internet to strengthen your assumptions. It's possible to find information on standard services like accountants, renting desks or buying raw materials.

There are other aspects that are more difficult to predict. Projecting sales, for example, is one of the trickiest parts of forecasting. You love your product but will customers flock to the business?

Test trading

One opportunity to solve this problem is to do a small amount of test trading. Paying for a market stall may cost you a thousand pounds after you pay for the stock and a location.

But the investment may pay dividends if it gives you a reality check on what customers are willing to pay and how popular your offering is. What's the least you can spend to learn the most?

Research what competitors are offering too. What are people paying for related products?

If you're a service-based business, you might be able to trial your offering part-time. Perhaps you can take on a client while still working your day job.

Make sure you justify any forecasts in your business plan and provide a logical explanation of how you came to your conclusions.

What should I include in a business plan?

The aim of a business plan is to understand how you'll implement an idea. That means it's important to cover the different elements involved in starting and running a business.

The following sections explain what to include in each part of your business plan.

Start with an executive summary

What's your business idea ? It's important to be able to explain your business in a succinct way. The executive summary should do exactly that.

Start with a summary of your business and the product or service it's going to sell.

Include short summaries of the other sections of your business plan – particularly how you're going to generate income and make a profit.

Identify the key people involved, emphasising their strengths (this can include advisers and partners).

Highlights from your progress and upcoming milestones.

A page or two should be enough to convey all the information that's needed.

If you struggle to explain your business to people you meet, or to write it down in an executive summary, invest more time in trying to break down the concept. Having a solid 'elevator pitch' helps with sales and marketing.

Lay out your vision and objectives

Why are you starting a business and what do you want to achieve? You're likely to have a mix of financial and non-financial goals – for example:

acquiring five clients in your first six months of trading

generating enough profit to go full-time on the business in year two

growing traffic on your e-commerce site to 5,000 monthly users

It can be helpful to split these into short (12 months), medium (one to two years) and long-term goals (three years and longer).

Make sure goals are S-M-A-R-T: Specific, measurable, achievable, realistic and timely.

Example of a business vision and objectives: A small tech business might have a vision to revolutionise the way people communicate by creating innovative and user-friendly communication tools. Its objectives could include: developing a messaging app that allows seamless integration across different devices and has very strong privacy and security features continuously improving user experience through regular updates and customer feedback The company's vision and objectives are in line with its core values of always being innovative, satisfying the customer, and taking advantage of advances in technology. It aims to become a market leader in the communication industry and provide solutions that simplify the way people connect with each other.

Analyse the opportunities

Your executive summary, vision and objectives have helped set the scene. But what kind of opportunity is there? This section includes your target customers and your competition .

Start by describing the types of people you'll be selling to. Useful information includes age, gender, income and location.

Try to be specific. Saying you'll target "other business owners", for example, doesn't help you understand how to market to them or how much they're likely to spend.

Instead, go into detail about the sector and size of businesses, the challenges they face and how you're going to help them.

Example: A social media agency might start this section by saying:

"We will primarily help restaurants in Manchester and the surrounding area with their social media marketing. The owners are responsible for marketing and use social media, but are time-poor and aren't getting enough value from these marketing channels."

Think about buying triggers, too. A café might target commuters walking to a local office complex first thing in the morning and be pushchair-friendly for new parents arriving mid-morning.

Creating customer personas is a useful way to better understand your target market if you're struggling with this section.

Growth business plans are internal and external facing. Internal growth plans are a lean version of a strategic business plan. You’ll use them if your company’s growth or expansion is being funded internally, such as if you’re launching a new product line from the last product line’s revenue. You already know what you’re funding, so you don’t need to deeply explain the product.

For an external or investor-facing growth plan, you’re going to need some different information. This type of plan assumes that the bank, investor or individual you’re pitching doesn’t know much about your business at all. You’ll need to look at it like you’re a startup and include additional details about your growth or expansion.

  • The Lean Plan

Businesses use the Lean business plan to manage strategy, tactics, dates, milestones, activities, and cash flow. The Lean Plan is faster, easier, and more efficient than a formal business plan because it doesn’t include summaries, descriptions, and background details that you and your partners or employees already know. A Lean Plan includes specific deadlines and milestones, and the budgets allotted for meeting them.

  • It is used to track milestones:  The lean business plan is most useful if you’re trying to grow your business and want to use it as a tool to track your financials and milestones against what you projected so you can respond to opportunity and react to challenges quickly.
  • The standard business plan

You’ll need to put together a stand business plan if you have a business plan event, which is what it is called when a business needs to present a business plan to a bank, prospective investor, vendor, ally, partner, or employee.

The most standard business plan starts with an executive summary and includes sections or chapters covering the company, the product or service it sells, the target market, strategy and implementation milestones and goals, management team, and financial forecasting, and analysis. The exact order of topics is not important, but most people expect to see all of these topics covered as part of the standard plan.

Think of your Lean Plan as a good first draft of a standard plan. Those complete projections include the three essential financial projections (also called pro-forma statements): profit and loss, balance sheet, and cash flow. Every standard business plan needs sales plus these three essentials.

  • To analyze cash flow:  The cash flow is an essential part of a standard business plan. Businesses need cash to stay open. Even if a business can survive temporarily without profits, it still needs the cash to pay its bills. And since profits alone don’t guarantee cash in the bank, projected cash flow is essential.

Many standard plans also include a table for personnel spending. Some standard plans will need additional projections to meet the needs of the specific business plan event.

For example, plans for seeking outside investment should include a discussion of an eventual exit for investors, and of course the planned use of the invested funds. Plans supporting a bank loan application might include projected ratios the bank wants to see, such as debt to equity, quick, or current ratios.

  • One-page business plan

A one-page business plan is typically a one-page summary of the business, and it includes highlights only. This business plan is used to offer a very quick overview of a business.

  • To provide a quick business summary: The one-page business plan summarizes the target market , business offering, main milestones, and essential sales forecast of a business in a single page. Such a summary can be useful as a summary for banks, potential investors, vendors, allies, and employees. A one-page business plan can also be called a business pitch.
  • The Miniplan

The miniplan is a sort of abridged version of the normal business plan. This business plan is preferred by many recipients because they can read it, or download it quickly to read later on their iPhone or tablet. You include most of the same ingredients that you would in a longer plan, but you cut to the highlights while telling the same story.

  • It provides a quick overview of the business for investors:  The miniplan provides a quick summary of the business or company for someone who may not have the time to go through the longer version.
  • The Presentation Plan

  • It helps to present the company in a detailed format to an audience: The presentation plan helps to present the company in a concise to a listening audience.   • The Working Plan

A working plan is a tool to be used to operate your business. It is usually long on detail but may be short on presentation. As with a miniplan, you can probably use a somewhat higher degree of informality when preparing a working plan. It is there to work for your company and provide the required guide.

The plan is usually intended strictly for internal use, and so you can omit some elements that you need not explain to yourself and your team. Likewise, you probably don’t need to include an appendix with resumes of key executives. Nor would a working plan especially benefit from product photos.

A contingency plan is a plan based on the worst-case scenario that you can imagine your business surviving—loss of market share, heavy price competition, defection of a key member of your management team. A contingency plan can soothe the fears of a banker or investor by demonstrating that you have indeed considered more than a rosy scenario.

Your business may be considering an acquisition, in which case a pro forma business plan (some call this a what-if plan) can help you understand what the acquisition is worth and how it might affect your core business. What if you raise prices, invest in staff training and reduce duplicative efforts?

Such what-if planning doesn’t have to be as formal as a presentation plan. Perhaps you want to mull over the chances of a major expansion. A what-if plan can help you spot the increased needs for space, equipment, personnel and other variables so you can make good decisions.

  • It helps in analyzing various business scenarios, good or bad: If a company wants to make sudden changes, a what-if business plan is used to analyse the changes properly so the company knows what it is getting itself into.
  • They provide insight: This business plan provides insight into the decisions companies makes at every point in their existence. What sets these kinds of plans apart from the working and presentation plans is that they aren’t necessarily describing how you’ll run the business. They’re essentially more like an addendum to your actual business plan.
  • It helps the company make good decisions: A “what if” plan helps a company consider major changes that affect the core of the business, so they can make good decisions. It’s the plan you should consider before you consider any expansion or growth plan.

14. Development Business Plan

Development plans or extension plans are top to bottom depictions of proposed business development and they are composed to display inward or outside purposes of a business. Elements of a Business Plan There are seven major sections of a business plan, and each one is a complex document. Read this selection from our business plan tutorial to fully understand these components.

Now that you understand why you need a business plan and you've spent some time doing your homework gathering the information you need to create one, it's time to roll up your sleeves and get everything down on paper. The following pages will describe in detail the seven essential sections of a business plan: what you should include, what you shouldn't include, how to work the numbers and additional resources you can turn to for help. With that in mind, jump right in.

Executive Summary

Within the overall outline of the business plan, the executive summary will follow the title page. The summary should tell the reader what you want. This is very important. All too often, what the business owner desires is buried on page eight. Clearly state what you're asking for in the summary.

The statement should be kept short and businesslike, probably no more than half a page. It could be longer, depending on how complicated the use of funds may be, but the summary of a business plan, like the summary of a loan application, is generally no longer than one page. Within that space, you'll need to provide a synopsis of your entire business plan. Key elements that should be included are:

  • Business concept. Describes the business, its product and the market it will serve. It should point out just exactly what will be sold, to whom and why the business will hold a competitive advantage.
  • Financial features. Highlights the important financial points of the business including sales, profits, cash flows and return on investment.
  • Financial requirements. Clearly states the capital needed to start the business and to expand. It should detail how the capital will be used, and the equity, if any, that will be provided for funding. If the loan for initial capital will be based on security instead of equity, you should also specify the source of collateral.
  • Current business position. Furnishes relevant information about the company, its legal form of operation, when it was formed, the principal owners and key personnel.
  • Major achievements. Details any developments within the company that are essential to the success of the business. Major achievements include items like patents, prototypes, location of a facility, any crucial contracts that need to be in place for product development, or results from any test marketing that has been conducted.

When writing your statement of purpose, don't waste words. If the statement of purpose is eight pages, nobody's going to read it because it'll be very clear that the business, no matter what its merits, won't be a good investment because the principals are indecisive and don't really know what they want. Make it easy for the reader to realize at first glance both your needs and capabilities.

Business Description

Tell them all about it.

The business description usually begins with a short description of the industry. When describing the industry, discuss the present outlook as well as future possibilities. You should also provide information on all the various markets within the industry, including any new products or developments that will benefit or adversely affect your business. Base all of your observations on reliable data and be sure to footnote sources of information as appropriate. This is important if you're seeking funding; the investor will want to know just how dependable your information is, and won't risk money on assumptions or conjecture.

When describing your business, the first thing you need to concentrate on is its structure. By structure we mean the type of operation, i.e. wholesale, retail, food service, manufacturing or service-oriented. Also state whether the business is new or already established.

In addition to structure, legal form should be reiterated once again. Detail whether the business is a sole proprietorship, partnership or corporation, who its principals are, and what they will bring to the business.

You should also mention who you will sell to, how the product will be distributed, and the business's support systems. Support may come in the form of advertising, promotions and customer service.

Once you've described the business, you need to describe the products or services you intend to market. The product description statement should be complete enough to give the reader a clear idea of your intentions. You may want to emphasize any unique features or variations from concepts that can typically be found in the industry.

Be specific in showing how you will give your business a competitive edge. For example, your business will be better because you will supply a full line of products; competitor A doesn't have a full line. You're going to provide service after the sale; competitor B doesn't support anything he sells. Your merchandise will be of higher quality. You'll give a money-back guarantee. Competitor C has the reputation for selling the best French fries in town; you're going to sell the best Thousand Island dressing.

How Will I Profit?

Now you must be a classic capitalist and ask yourself, "How can I turn a buck? And why do I think I can make a profit that way?" Answer that question for yourself, and then convey that answer to others in the business concept section. You don't have to write 25 pages on why your business will be profitable. Just explain the factors you think will make it successful, like the following: it's a well-organized business, it will have state-of-the-art equipment, its location is exceptional, the market is ready for it, and it's a dynamite product at a fair price.

If you're using your business plan as a document for financial purposes, explain why the added equity or debt money is going to make your business more profitable.

Show how you will expand your business or be able to create something by using that money.

Show why your business is going to be profitable. A potential lender is going to want to know how successful you're going to be in this particular business. Factors that support your claims for success can be mentioned briefly; they will be detailed later. Give the reader an idea of the experience of the other key people in the business. They'll want to know what suppliers or experts you've spoken to about your business and their response to your idea. They may even ask you to clarify your choice of location or reasons for selling this particular product.

The business description can be a few paragraphs in length to a few pages, depending on the complexity of your plan. If your plan isn't too complicated, keep your business description short, describing the industry in one paragraph, the product in another, and the business and its success factors in three or four paragraphs that will end the statement.

While you may need to have a lengthy business description in some cases, it's our opinion that a short statement conveys the required information in a much more effective manner. It doesn't attempt to hold the reader's attention for an extended period of time, and this is important if you're presenting to a potential investor who will have other plans he or she will need to read as well. If the business description is long and drawn-out, you'll lose the reader's attention, and possibly any chance of receiving the necessary funding for the project.

Market Strategies

Define your market.

Market strategies are the result of a meticulous market analysis. A market analysis forces the entrepreneur to become familiar with all aspects of the market so that the target market can be defined and the company can be positioned in order to garner its share of sales. A market analysis also enables the entrepreneur to establish pricing, distribution and promotional strategies that will allow the company to become profitable within a competitive environment. In addition, it provides an indication of the growth potential within the industry, and this will allow you to develop your own estimates for the future of your business.

Begin your market analysis by defining the market in terms of size, structure, growth prospects, trends and sales potential.

The total aggregate sales of your competitors will provide you with a fairly accurate estimate of the total potential market. Once the size of the market has been determined, the next step is to define the target market. The target market narrows down the total market by concentrating on segmentation factors that will determine the total addressable market--the total number of users within the sphere of the business's influence. The segmentation factors can be geographic, customer attributes or product-oriented.

For instance, if the distribution of your product is confined to a specific geographic area, then you want to further define the target market to reflect the number of users or sales of that product within that geographic segment.

Once the target market has been detailed, it needs to be further defined to determine the total feasible market. This can be done in several ways, but most professional planners will delineate the feasible market by concentrating on product segmentation factors that may produce gaps within the market. In the case of a microbrewery that plans to brew a premium lager beer, the total feasible market could be defined by determining how many drinkers of premium pilsner beers there are in the target market.

It's important to understand that the total feasible market is the portion of the market that can be captured provided every condition within the environment is perfect and there is very little competition. In most industries this is simply not the case. There are other factors that will affect the share of the feasible market a business can reasonably obtain. These factors are usually tied to the structure of the industry, the impact of competition, strategies for market penetration and continued growth, and the amount of capital the business is willing to spend in order to increase its market share.

Projecting Market Share

Arriving at a projection of the market share for a business plan is very much a subjective estimate. It's based on not only an analysis of the market but on highly targeted and competitive distribution, pricing and promotional strategies. For instance, even though there may be a sizable number of premium pilsner drinkers to form the total feasible market, you need to be able to reach them through your distribution network at a price point that's competitive, and then you have to let them know it's available and where they can buy it. How effectively you can achieve your distribution, pricing and promotional goals determines the extent to which you will be able to garner market share.

For a business plan, you must be able to estimate market share for the time period the plan will cover. In order to project market share over the time frame of the business plan, you'll need to consider two factors:

  • Industry growth which will increase the total number of users. Most projections utilize a minimum of two growth models by defining different industry sales scenarios. The industry sales scenarios should be based on leading indicators of industry sales, which will most likely include industry sales, industry segment sales, demographic data and historical precedence.
  • Conversion of users from the total feasible market. This is based on a sales cycle similar to a product life cycle where you have five distinct stages: early pioneer users, early users, early majority users, late majority users and late users. Using conversion rates, market growth will continue to increase your market share during the period from early pioneers to early majority users, level off through late majority users, and decline with late users.

Defining the market is but one step in your analysis. With the information you've gained through market research, you need to develop strategies that will allow you to fulfill your objectives.

Positioning Your Business

When discussing market strategy, it's inevitable that positioning will be brought up. A company's positioning strategy is affected by a number of variables that are closely tied to the motivations and requirements of target customers within as well as the actions of primary competitors.

Before a product can be positioned, you need to answer several strategic questions such as:

  • How are your competitors positioning themselves?
  • What specific attributes does your product have that your competitors' don't?
  • What customer needs does your product fulfill?

Once you've answered your strategic questions based on research of the market, you can then begin to develop your positioning strategy and illustrate that in your business plan. A positioning statement for a business plan doesn't have to be long or elaborate. It should merely point out exactly how you want your product perceived by both customers and the competition.

How you price your product is important because it will have a direct effect on the success of your business. Though pricing strategy and computations can be complex, the basic rules of pricing are straightforward:

  • All prices must cover costs.
  • The best and most effective way of lowering your sales prices is to lower costs.
  • Your prices must reflect the dynamics of cost, demand, changes in the market and response to your competition.
  • Prices must be established to assure sales. Don't price against a competitive operation alone. Rather, price to sell.
  • Product utility, longevity, maintenance and end use must be judged continually, and target prices adjusted accordingly.
  • Prices must be set to preserve order in the marketplace.

There are many methods of establishing prices available to you:

  • Cost-plus pricing. Used mainly by manufacturers, cost-plus pricing assures that all costs, both fixed and variable, are covered and the desired profit percentage is attained.
  • Demand pricing. Used by companies that sell their product through a variety of sources at differing prices based on demand.
  • Competitive pricing. Used by companies that are entering a market where there is already an established price and it is difficult to differentiate one product from another.
  • Markup pricing. Used mainly by retailers, markup pricing is calculated by adding your desired profit to the cost of the product. Each method listed above has its strengths and weaknesses.
  • Distribution

Distribution includes the entire process of moving the product from the factory to the end user. The type of distribution network you choose will depend upon the industry and the size of the market. A good way to make your decision is to analyze your competitors to determine the channels they are using, then decide whether to use the same type of channel or an alternative that may provide you with a strategic advantage.

Some of the more common distribution channels include:

  • Direct sales. The most effective distribution channel is to sell directly to the end-user.
  • OEM (original equipment manufacturer) sales. When your product is sold to the OEM, it is incorporated into their finished product and it is distributed to the end user.
  • Manufacturer's representatives. One of the best ways to distribute a product, manufacturer's reps, as they are known, are salespeople who operate out of agencies that handle an assortment of complementary products and divide their selling time among them.
  • Wholesale distributors. Using this channel, a manufacturer sells to a wholesaler, who in turn sells it to a retailer or other agent for further distribution through the channel until it reaches the end user.
  • Brokers. Third-party distributors who often buy directly from the distributor or wholesaler and sell to retailers or end users.
  • Retail distributors. Distributing a product through this channel is important if the end user of your product is the general consuming public.
  • Direct Mail. Selling to the end user using a direct mail campaign.

As we've mentioned already, the distribution strategy you choose for your product will be based on several factors that include the channels being used by your competition, your pricing strategy and your own internal resources.

Promotion Plan

With a distribution strategy formed, you must develop a promotion plan. The promotion strategy in its most basic form is the controlled distribution of communication designed to sell your product or service. In order to accomplish this, the promotion strategy encompasses every marketing tool utilized in the communication effort. This includes:

  • Advertising. Includes the advertising budget, creative message(s), and at least the first quarter's media schedule.
  • Packaging. Provides a description of the packaging strategy. If available, mockups of any labels, trademarks or service marks should be included.
  • Public relations. A complete account of the publicity strategy including a list of media that will be approached as well as a schedule of planned events.
  • Sales promotions. Establishes the strategies used to support the sales message. This includes a description of collateral marketing material as well as a schedule of planned promotional activities such as special sales, coupons, contests and premium awards.
  • Personal sales. An outline of the sales strategy including pricing procedures, returns and adjustment rules, sales presentation methods, lead generation, customer service policies, salesperson compensation, and salesperson market responsibilities.

Sales Potential

Once the market has been researched and analyzed, conclusions need to be developed that will supply a quantitative outlook concerning the potential of the business. The first financial projection within the business plan must be formed utilizing the information drawn from defining the market, positioning the product, pricing, distribution, and strategies for sales. The sales or revenue model charts the potential for the product, as well as the business, over a set period of time. Most business plans will project revenue for up to three years, although five-year projections are becoming increasingly popular among lenders.

When developing the revenue model for the business plan, the equation used to project sales is fairly simple. It consists of the total number of customers and the average revenue from each customer. In the equation, "T" represents the total number of people, "A" represents the average revenue per customer, and "S" represents the sales projection. The equation for projecting sales is: (T)(A) = S

Using this equation, the annual sales for each year projected within the business plan can be developed. Of course, there are other factors that you'll need to evaluate from the revenue model. Since the revenue model is a table illustrating the source for all income, every segment of the target market that is treated differently must be accounted for. In order to determine any differences, the various strategies utilized in order to sell the product have to be considered. As we've already mentioned, those strategies include distribution, pricing and promotion.

Competitive Analysis

Identify and analyze your competition.

The competitive analysis is a statement of the business strategy and how it relates to the competition. The purpose of the competitive analysis is to determine the strengths and weaknesses of the competitors within your market, strategies that will provide you with a distinct advantage, the barriers that can be developed in order to prevent competition from entering your market, and any weaknesses that can be exploited within the product development cycle.

The first step in a competitor analysis is to identify the current and potential competition. There are essentially two ways you can identify competitors. The first is to look at the market from the customer's viewpoint and group all your competitors by the degree to which they contend for the buyer's dollar. The second method is to group competitors according to their various competitive strategies so you understand what motivates them.

Once you've grouped your competitors, you can start to analyze their strategies and identify the areas where they're most vulnerable. This can be done through an examination of your competitors' weaknesses and strengths. A competitor's strengths and weaknesses are usually based on the presence and absence of key assets and skills needed to compete in the market.

To determine just what constitutes a key asset or skill within an industry, David A. Aaker in his book, Developing Business Strategies , suggests concentrating your efforts in four areas:

  • The reasons behind successful as well as unsuccessful firms
  • Prime customer motivators
  • Major component costs
  • Industry mobility barriers

According to theory, the performance of a company within a market is directly related to the possession of key assets and skills. Therefore, an analysis of strong performers should reveal the causes behind such a successful track record. This analysis, in conjunction with an examination of unsuccessful companies and the reasons behind their failure, should provide a good idea of just what key assets and skills are needed to be successful within a given industry and market segment.

Through your competitor analysis, you will also have to create a marketing strategy that will generate an asset or skill competitors don't have, which will provide you with a distinct and enduring competitive advantage. Since competitive advantages are developed from key assets and skills, you should sit down and put together a competitive strength grid. This is a scale that lists all your major competitors or strategic groups based upon their applicable assets and skills and how your own company fits on this scale.

Create a Competitive Strength Grid

To put together a competitive strength grid, list all the key assets and skills down the left margin of a piece of paper. Along the top, write down two column headers: "weakness" and "strength." In each asset or skill category, place all the competitors that have weaknesses in that particular category under the weakness column, and all those that have strengths in that specific category in the strength column. After you've finished, you'll be able to determine just where you stand in relation to the other firms competing in your industry.

Once you've established the key assets and skills necessary to succeed in this business and have defined your distinct competitive advantage, you need to communicate them in a strategic form that will attract market share as well as defend it. Competitive strategies usually fall into these five areas:

  • Advertising

Many of the factors leading to the formation of a strategy should already have been highlighted in previous sections, specifically in marketing strategies. Strategies primarily revolve around establishing the point of entry in the product life cycle and an endurable competitive advantage. As we've already discussed, this involves defining the elements that will set your product or service apart from your competitors or strategic groups. You need to establish this competitive advantage clearly so the reader understands not only how you will accomplish your goals, but also why your strategy will work.

Design and Development Plan

What you'll cover in this section.

The purpose of the design and development plan section is to provide investors with a description of the product's design, chart its development within the context of production, marketing and the company itself, and create a development budget that will enable the company to reach its goals.

There are generally three areas you'll cover in the development plan section:

  • Product development
  • Market development
  • Organizational development

Each of these elements needs to be examined from the funding of the plan to the point where the business begins to experience a continuous income. Although these elements will differ in nature concerning their content, each will be based on structure and goals.

The first step in the development process is setting goals for the overall development plan. From your analysis of the market and competition, most of the product, market and organizational development goals will be readily apparent. Each goal you define should have certain characteristics. Your goals should be quantifiable in order to set up time lines, directed so they relate to the success of the business, consequential so they have impact upon the company, and feasible so that they aren't beyond the bounds of actual completion.

Goals For Product Development

Goals for product development should center on the technical as well as the marketing aspects of the product so that you have a focused outline from which the development team can work. For example, a goal for product development of a microbrewed beer might be "Produce recipe for premium lager beer" or "Create packaging for premium lager beer." In terms of market development, a goal might be, "Develop collateral marketing material." Organizational goals would center on the acquisition of expertise in order to attain your product and market-development goals. This expertise usually needs to be present in areas of key assets that provide a competitive advantage. Without the necessary expertise, the chances of bringing a product successfully to market diminish.

With your goals set and expertise in place, you need to form a set of procedural tasks or work assignments for each area of the development plan. Procedures will have to be developed for product development, market development, and organization development. In some cases, product and organization can be combined if the list of procedures is short enough.

Procedures should include how resources will be allocated, who is in charge of accomplishing each goal, and how everything will interact. For example, to produce a recipe for a premium lager beer, you would need to do the following:

  • Gather ingredients.
  • Determine optimum malting process.
  • Gauge mashing temperature.
  • Boil wort and evaluate which hops provide the best flavor.
  • Determine yeast amounts and fermentation period.
  • Determine aging period.
  • Carbonate the beer.
  • Decide whether or not to pasteurize the beer.

The development of procedures provides a list of work assignments that need to be accomplished, but one thing it doesn't provide are the stages of development that coordinate the work assignments within the overall development plan. To do this, you first need to amend the work assignments created in the procedures section so that all the individual work elements are accounted for in the development plan. The next stage involves setting deliverable dates for components as well as the finished product for testing purposes. There are primarily three steps you need to go through before the product is ready for final delivery:

  • Preliminary product review . All the product's features and specifications are checked.
  • Critical product review . All the key elements of the product are checked and gauged against the development schedule to make sure everything is going according to plan.
  • Final product review . All elements of the product are checked against goals to assure the integrity of the prototype.

Scheduling and Costs

This is one of the most important elements in the development plan. Scheduling includes all of the key work elements as well as the stages the product must pass through before customer delivery. It should also be tied to the development budget so that expenses can be tracked. But its main purpose is to establish time frames for completion of all work assignments and juxtapose them within the stages through which the product must pass. When producing the schedule, provide a column for each procedural task, how long it takes, start date and stop date. If you want to provide a number for each task, include a column in the schedule for the task number.

Development Budget

That leads us into a discussion of the development budget. When forming your development budget, you need to take into account all the expenses required to design the product and to take it from prototype to production.

Costs that should be included in the development budget include:

  • Material . All raw materials used in the development of the product.
  • Direct labor . All labor costs associated with the development of the product.
  • Overhead . All overhead expenses required to operate the business during the development phase such as taxes, rent, phone, utilities, office supplies, etc.
  • G&A costs . The salaries of executive and administrative personnel along with any other office support functions.
  • Marketing & sales . The salaries of marketing personnel required to develop pre-promotional materials and plan the marketing campaign that should begin prior to delivery of the product.
  • Professional services . Those costs associated with the consultation of outside experts such as accountants, lawyers, and business consultants.
  • Miscellaneous Costs . Costs that are related to product development.
  • Capital equipment . To determine the capital requirements for the development budget, you first have to establish what type of equipment you will need, whether you will acquire the equipment or use outside contractors, and finally, if you decide to acquire the equipment, whether you will lease or purchase it.

As we mentioned already, the company has to have the proper expertise in key areas to succeed; however, not every company will start a business with the expertise required in every key area. Therefore, the proper personnel have to be recruited, integrated into the development process, and managed so that everyone forms a team focused on the achievement of the development goals.

Before you begin recruiting, however, you should determine which areas within the development process will require the addition of personnel. This can be done by reviewing the goals of your development plan to establish key areas that need attention. After you have an idea of the positions that need to be filled, you should produce a job description and job specification.

Once you've hired the proper personnel, you need to integrate them into the development process by assigning tasks from the work assignments you've developed. Finally, the whole team needs to know what their role is within the company and how each interrelates with every position within the development team. In order to do this, you should develop an organizational chart for your development team.

Assessing Risks

Finally, the risks involved in developing the product should be assessed and a plan developed to address each one. The risks during the development stage will usually center on technical development of the product, marketing, personnel requirements, and financial problems. By identifying and addressing each of the perceived risks during the development period, you will allay some of your major fears concerning the project and those of investors as well.

Operations & Management

The operations and management plan is designed to describe just how the business functions on a continuing basis. The operations plan will highlight the logistics of the organization such as the various responsibilities of the management team, the tasks assigned to each division within the company, and capital and expense requirements related to the operations of the business. In fact, within the operations plan you'll develop the next set of financial tables that will supply the foundation for the "Financial Components" section.

The financial tables that you'll develop within the operations plan include:

  • The operating expense table
  • The capital requirements table
  • The cost of goods table

There are two areas that need to be accounted for when planning the operations of your company. The first area is the organizational structure of the company, and the second is the expense and capital requirements associated with its operation.

Organizational Structure

The organizational structure of the company is an essential element within a business plan because it provides a basis from which to project operating expenses. This is critical to the formation of financial statements, which are heavily scrutinized by investors; therefore, the organizational structure has to be well-defined and based within a realistic framework given the parameters of the business.

Although every company will differ in its organizational structure, most can be divided into several broad areas that include:

  • Marketing and sales (includes customer relations and service)
  • Production (including quality assurance)
  • Research and development
  • Administration

These are very broad classifications and it's important to keep in mind that not every business can be divided in this manner. In fact, every business is different, and each one must be structured according to its own requirements and goals.

The four stages for organizing a business are:

Calculate Your Personnel Numbers

Once you've structured your business, however, you need to consider your overall goals and the number of personnel required to reach those goals. In order to determine the number of employees you'll need to meet the goals you've set for your business, you'll need to apply the following equation to each department listed in your organizational structure: C / S = P

In this equation, C represents the total number of customers, S represents the total number of customers that can be served by each employee, and P represents the personnel requirements. For instance, if the number of customers for first year sales is projected at 10,110 and one marketing employee is required for every 200 customers, you would need 51 employees within the marketing department: 10,110 / 200 = 51

Once you calculate the number of employees that you'll need for your organization, you'll need to determine the labor expense. The factors that need to be considered when calculating labor expense (LE) are the personnel requirements (P) for each department multiplied by the employee salary level (SL). Therefore, the equation would be: P * SL = LE

Using the marketing example from above, the labor expense for that department would be: 51 * $40,000 = $2,040,000

Calculate Overhead Expenses

Once the organization's operations have been planned, the expenses associated with the operation of the business can be developed. These are usually referred to as overhead expenses. Overhead expenses refer to all non-labor expenses required to operate the business. Expenses can be divided into fixed (those that must be paid, usually at the same rate, regardless of the volume of business) and variable or semivariable (those which change according to the amount of business).

Overhead expenses usually include the following:

  • Maintenance and repair
  • Equipment leases
  • Advertising & promotion
  • Packaging & shipping
  • Payroll taxes and benefits
  • Uncollectible receivables
  • Professional services
  • Loan payments
  • Depreciation

In order to develop the overhead expenses for the expense table used in this portion of the business plan, you need to multiply the number of employees by the expenses associated with each employee. Therefore, if NE represents the number of employees and EE is the expense per employee, the following equation can be used to calculate the sum of each overhead (OH) expense: OH = NE * EE

Develop a Capital Requirements Table

In addition to the expense table, you'll also need to develop a capital requirements table that depicts the amount of money necessary to purchase the equipment you'll use to establish and continue operations. It also illustrates the amount of depreciation your company will incur based on all equipment elements purchased with a lifetime of more than one year.

In order to generate the capital requirements table, you first have to establish the various elements within the business that will require capital investment. For service businesses, capital is usually tied to the various pieces of equipment used to service customers.

Capital for manufacturing companies, on the other hand, is based on the equipment required in order to produce the product. Manufacturing equipment usually falls into three categories: testing equipment, assembly equipment and packaging equipment.

With these capital elements in mind, you need to determine the number of units or customers, in terms of sales, that each equipment item can adequately handle. This is important because capital requirements are a product of income, which is produced through unit sales. In order to meet sales projections, a business usually has to invest money to increase production or supply better service. In the business plan, capital requirements are tied to projected sales as illustrated in the revenue model shown earlier in this chapter.

For instance, if the capital equipment required is capable of handling the needs of 10,000 customers at an average sale of $10 each, that would be $100,000 in sales, at which point additional capital will be required in order to purchase more equipment should the company grow beyond this point. This leads us to another factor within the capital requirements equation, and that is equipment cost.

If you multiply the cost of equipment by the number of customers it can support in terms of sales, it would result in the capital requirements for that particular equipment element. Therefore, you can use an equation in which capital requirements (CR) equals sales (S) divided by number of customers (NC) supported by each equipment element, multiplied by the average sale (AS), which is then multiplied by the capital cost (CC) of the equipment element. Given these parameters, your equation would look like the following: CR = [(S / NC) * AS] * CC

The capital requirements table is formed by adding all your equipment elements to generate the total new capital for that year. During the first year, total new capital is also the total capital required. For each successive year thereafter, total capital (TC) required is the sum of total new capital (NC) plus total capital (PC) from the previous year, less depreciation (D), once again, from the previous year. Therefore, your equation to arrive at total capital for each year portrayed in the capital requirements model would be: TC = NC + PC - D

Keep in mind that depreciation is an expense that shows the decrease in value of the equipment throughout its effective lifetime. For many businesses, depreciation is based upon schedules that are tied to the lifetime of the equipment. Be careful when choosing the schedule that best fits your business. Depreciation is also the basis for a tax deduction as well as the flow of money for new capital. You may need to seek consultation from an expert in this area.

Create a Cost of Goods Table

The last table that needs to be generated in the operations and management section of your business plan is the cost of goods table. This table is used only for businesses where the product is placed into inventory. For a retail or wholesale business, cost of goods sold --or cost of sales --refers to the purchase of products for resale, i.e. the inventory. The products that are sold are logged into cost of goods as an expense of the sale, while those that aren't sold remain in inventory.

For a manufacturing firm, cost of goods is the cost incurred by the company to manufacture its product. This usually consists of three elements:

As in retail, the merchandise that is sold is expensed as a cost of goods , while merchandise that isn't sold is placed in inventory. Cost of goods has to be accounted for in the operations of a business. It is an important yardstick for measuring the firm's profitability for the cash-flow statement and income statement.

In the income statement, the last stage of the manufacturing process is the item expensed as cost of goods, but it is important to document the inventory still in various stages of the manufacturing process because it represents assets to the company. This is important to determining cash flow and to generating the balance sheet.

That is what the cost of goods table does. It's one of the most complicated tables you'll have to develop for your business plan, but it's an integral part of portraying the flow of inventory through your operations, the placement of assets within the company, and the rate at which your inventory turns.

In order to generate the cost of goods table, you need a little more information in addition to what your labor and material cost is per unit. You also need to know the total number of units sold for the year, the percentage of units which will be fully assembled, the percentage which will be partially assembled, and the percentage which will be in unassembled inventory. Much of these figures will depend on the capacity of your equipment as well as on the inventory control system you develop. Along with these factors, you also need to know at what stage the majority of the labor is performed.

Financial Components

Financial statements to include.

Financial data is always at the back of the business plan, but that doesn't mean it's any less important than up-front material such as the business concept and the management team. Astute investors look carefully at the charts, tables, formulas and spreadsheets in the financial section, because they know that this information is like the pulse, respiration rate and blood pressure in a human--it shows whether the patient is alive and what the odds are for continued survival.

Financial statements, like bad news, come in threes. The news in financial statements isn't always bad, of course, but taken together it provides an accurate picture of a company's current value, plus its ability to pay its bills today and earn a profit going forward.

The three common statements are a cash flow statement, an income statement and a balance sheet. Most entrepreneurs should provide them and leave it at that. But not all do. But this is a case of the more, the less merry. As a rule, stick with the big three: income, balance sheet and cash flow statements.

These three statements are interlinked, with changes in one necessarily altering the others, but they measure quite different aspects of a company's financial health. It's hard to say that one of these is more important than another. But of the three, the income statement may be the best place to start.

Income Statement

The income statement is a simple and straightforward report on the proposed business's cash-generating ability. It's a score card on the financial performance of your business that reflects when sales are made and when expenses are incurred. It draws information from the various financial models developed earlier such as revenue, expenses, capital (in the form of depreciation), and cost of goods. By combining these elements, the income statement illustrates just how much your company makes or loses during the year by subtracting cost of goods and expenses from revenue to arrive at a net result--which is either a profit or a loss.

For a business plan, the income statement should be generated on a monthly basis during the first year, quarterly for the second, and annually for each year thereafter. It's formed by listing your financial projections in the following manner:

  • Income . Includes all the income generated by the business and its sources.
  • Cost of goods . Includes all the costs related to the sale of products in inventory.
  • Gross profit margin . The difference between revenue and cost of goods. Gross profit margin can be expressed in dollars, as a percentage, or both. As a percentage, the GP margin is always stated as a percentage of revenue.
  • Operating expenses . Includes all overhead and labor expenses associated with the operations of the business.
  • Total expenses . The sum of all overhead and labor expenses required to operate the business.
  • Net profit . The difference between gross profit margin and total expenses, the net income depicts the business's debt and capital capabilities.
  • Depreciation . Reflects the decrease in value of capital assets used to generate income. Also used as the basis for a tax deduction and an indicator of the flow of money into new capital.
  • Net profit before interest . The difference between net profit and depreciation.
  • Interest . Includes all interest derived from debts, both short-term and long-term. Interest is determined by the amount of investment within the company.
  • Net profit before taxes . The difference between net profit before interest and interest.
  • Taxes . Includes all taxes on the business.
  • Profit after taxes . The difference between net profit before taxes and the taxes accrued. Profit after taxes is the bottom line for any company.

Following the income statement is a short note analyzing the statement. The analysis statement should be very short, emphasizing key points within the income statement.

Cash Flow Statement

The cash-flow statement is one of the most critical information tools for your business, showing how much cash will be needed to meet obligations, when it is going to be required, and from where it will come. It shows a schedule of the money coming into the business and expenses that need to be paid. The result is the profit or loss at the end of the month or year. In a cash-flow statement, both profits and losses are carried over to the next column to show the cumulative amount. Keep in mind that if you run a loss on your cash-flow statement, it is a strong indicator that you will need additional cash in order to meet expenses.

Like the income statement, the cash-flow statement takes advantage of previous financial tables developed during the course of the business plan. The cash-flow statement begins with cash on hand and the revenue sources. The next item it lists is expenses, including those accumulated during the manufacture of a product. The capital requirements are then logged as a negative after expenses. The cash-flow statement ends with the net cash flow.

The cash-flow statement should be prepared on a monthly basis during the first year, on a quarterly basis during the second year, and on an annual basis thereafter. Items that you'll need to include in the cash-flow statement and the order in which they should appear are as follows:

  • Cash sales . Income derived from sales paid for by cash.
  • Receivables . Income derived from the collection of receivables.
  • Other income . Income derived from investments, interest on loans that have been extended, and the liquidation of any assets.
  • Total income . The sum of total cash, cash sales, receivables, and other income.
  • Material/merchandise . The raw material used in the manufacture of a product (for manufacturing operations only), the cash outlay for merchandise inventory (for merchandisers such as wholesalers and retailers), or the supplies used in the performance of a service.
  • Production labor . The labor required to manufacture a product (for manufacturing operations only) or to perform a service.
  • Overhead . All fixed and variable expenses required for the production of the product and the operations of the business.
  • Marketing/sales . All salaries, commissions, and other direct costs associated with the marketing and sales departments.
  • R&D . All the labor expenses required to support the research and development operations of the business.
  • G&A . All the labor expenses required to support the administrative functions of the business.
  • Taxes . All taxes, except payroll, paid to the appropriate government institutions.
  • Capital . The capital required to obtain any equipment elements that are needed for the generation of income.
  • Loan payment . The total of all payments made to reduce any long-term debts.
  • Total expenses . The sum of material, direct labor, overhead expenses, marketing, sales, G&A, taxes, capital and loan payments.
  • Cash flow . The difference between total income and total expenses. This amount is carried over to the next period as beginning cash.
  • Cumulative cash flow . The difference between current cash flow and cash flow from the previous period.

As with the income statement, you will need to analyze the cash-flow statement in a short summary in the business plan. Once again, the analysis statement doesn't have to be long and should cover only key points derived from the cash-flow statement.

The Balance Sheet

The last financial statement you'll need to develop is the balance sheet. Like the income and cash-flow statements, the balance sheet uses information from all of the financial models developed in earlier sections of the business plan; however, unlike the previous statements, the balance sheet is generated solely on an annual basis for the business plan and is, more or less, a summary of all the preceding financial information broken down into three areas:

To obtain financing for a new business, you may need to provide a projection of the balance sheet over the period of time the business plan covers. More importantly, you'll need to include a personal financial statement or balance sheet instead of one that describes the business. A personal balance sheet is generated in the same manner as one for a business.

As mentioned, the balance sheet is divided into three sections. The top portion of the balance sheet lists your company's assets. Assets are classified as current assets and long-term or fixed assets. Current assets are assets that will be converted to cash or will be used by the business in a year or less. Current assets include:

  • Cash . The cash on hand at the time books are closed at the end of the fiscal year.
  • Accounts receivable . The income derived from credit accounts. For the balance sheet, it's the total amount of income to be received that is logged into the books at the close of the fiscal year.
  • Inventory . This is derived from the cost of goods table. It's the inventory of material used to manufacture a product not yet sold.
  • Total current assets . The sum of cash, accounts receivable, inventory, and supplies.

Other assets that appear in the balance sheet are called long-term or fixed assets. They are called long-term because they are durable and will last more than one year. Examples of this type of asset include:

  • Capital and plant . The book value of all capital equipment and property (if you own the land and building), less depreciation.
  • Investment . All investments by the company that cannot be converted to cash in less than one year. For the most part, companies just starting out have not accumulated long-term investments.
  • Miscellaneous assets . All other long-term assets that are not "capital and plant" or "investments."
  • Total long-term assets . The sum of capital and plant, investments, and miscellaneous assets.
  • Total assets . The sum of total current assets and total long-term assets.

After the assets are listed, you need to account for the liabilities of your business. Like assets, liabilities are classified as current or long-term. If the debts are due in one year or less, they are classified as a current liabilities. If they are due in more than one year, they are long-term liabilities. Examples of current liabilities are as follows:

  • Accounts payable . All expenses derived from purchasing items from regular creditors on an open account, which are due and payable.
  • Accrued liabilities . All expenses incurred by the business which are required for operation but have not been paid at the time the books are closed. These expenses are usually the company's overhead and salaries.
  • Taxes . These are taxes that are still due and payable at the time the books are closed.
  • Total current liabilities . The sum of accounts payable, accrued liabilities, and taxes.

Long-term liabilities include:

  • Bonds payable . The total of all bonds at the end of the year that are due and payable over a period exceeding one year.
  • Mortgage payable . Loans taken out for the purchase of real property that are repaid over a long-term period. The mortgage payable is that amount still due at the close of books for the year.
  • Notes payable . The amount still owed on any long-term debts that will not be repaid during the current fiscal year.
  • Total long-term liabilities . The sum of bonds payable, mortgage payable, and notes payable.
  • Total liabilities . The sum of total current and long-term liabilities.

Once the liabilities have been listed, the final portion of the balance sheet-owner's equity-needs to be calculated. The amount attributed to owner's equity is the difference between total assets and total liabilities. The amount of equity the owner has in the business is an important yardstick used by investors when evaluating the company. Many times it determines the amount of capital they feel they can safely invest in the business.

In the business plan, you'll need to create an analysis statement for the balance sheet just as you need to do for the income and cash flow statements. The analysis of the balance sheet should be kept short and cover key points about the company.

The market strategies section presents the target consumer group and the strategies needed to tap into it. It requires meticulous analysis of all aspects of the market, such as demography, cultural norms, environmental standards, resource availability, prices, distribution channels , etc.

4. Competitive Analysis

The competitive analysis section aims to understand the entry barriers one could face due to other companies in the same or complementary sectors. The strengths of existing companies could be co-opted into one’s strategy, and the weaknesses of existing product development cycles could be exploited to gain a distinct advantage.

5. Design and Development Plan

11.4 The Business Plan

Unlike the brief or lean formats introduced so far, the business plan is a formal document used for the long-range planning of a company’s operation. It typically includes background information, financial information, and a summary of the business. Investors nearly always request a formal business plan because it is an integral part of their evaluation of whether to invest in a company. Although nothing in business is permanent, a business plan typically has components that are more “set in stone” than a business model canvas , which is more commonly used as a first step in the planning process and throughout the early stages of a nascent business. A business plan is likely to describe the business and industry, market strategies, sales potential, and competitive analysis, as well as the company’s long-term goals and objectives. An in-depth formal business plan would follow at later stages after various iterations to business model canvases. The business plan usually projects financial data over a three-year period and is typically required by banks or other investors to secure funding. The business plan is a roadmap for the company to follow over multiple years.

Some entrepreneurs prefer to use the canvas process instead of the business plan, whereas others use a shorter version of the business plan, submitting it to investors after several iterations. There are also entrepreneurs who use the business plan earlier in the entrepreneurial process, either preceding or concurrently with a canvas. For instance, Chris Guillebeau has a one-page business plan template in his book The $100 Startup . 48 His version is basically an extension of a napkin sketch without the detail of a full business plan. As you progress, you can also consider a brief business plan (about two pages)—if you want to support a rapid business launch—and/or a standard business plan.

As with many aspects of entrepreneurship, there are no clear hard and fast rules to achieving entrepreneurial success. You may encounter different people who want different things (canvas, summary, full business plan), and you also have flexibility in following whatever tool works best for you. Like the canvas, the various versions of the business plan are tools that will aid you in your entrepreneurial endeavor.

Business Plan Overview

Most business plans have several distinct sections ( Figure 11.16 ). The business plan can range from a few pages to twenty-five pages or more, depending on the purpose and the intended audience. For our discussion, we’ll describe a brief business plan and a standard business plan. If you are able to successfully design a business model canvas, then you will have the structure for developing a clear business plan that you can submit for financial consideration.

Both types of business plans aim at providing a picture and roadmap to follow from conception to creation. If you opt for the brief business plan, you will focus primarily on articulating a big-picture overview of your business concept.

The full business plan is aimed at executing the vision concept, dealing with the proverbial devil in the details. Developing a full business plan will assist those of you who need a more detailed and structured roadmap, or those of you with little to no background in business. The business planning process includes the business model, a feasibility analysis, and a full business plan, which we will discuss later in this section. Next, we explore how a business plan can meet several different needs.

Purposes of a Business Plan

A business plan can serve many different purposes—some internal, others external. As we discussed previously, you can use a business plan as an internal early planning device, an extension of a napkin sketch, and as a follow-up to one of the canvas tools. A business plan can be an organizational roadmap , that is, an internal planning tool and working plan that you can apply to your business in order to reach your desired goals over the course of several years. The business plan should be written by the owners of the venture, since it forces a firsthand examination of the business operations and allows them to focus on areas that need improvement.

Refer to the business venture throughout the document. Generally speaking, a business plan should not be written in the first person.

A major external purpose for the business plan is as an investment tool that outlines financial projections, becoming a document designed to attract investors. In many instances, a business plan can complement a formal investor’s pitch. In this context, the business plan is a presentation plan, intended for an outside audience that may or may not be familiar with your industry, your business, and your competitors.

You can also use your business plan as a contingency plan by outlining some “what-if” scenarios and exploring how you might respond if these scenarios unfold. Pretty Young Professional launched in November 2010 as an online resource to guide an emerging generation of female leaders. The site focused on recent female college graduates and current students searching for professional roles and those in their first professional roles. It was founded by four friends who were coworkers at the global consultancy firm McKinsey. But after positions and equity were decided among them, fundamental differences of opinion about the direction of the business emerged between two factions, according to the cofounder and former CEO Kathryn Minshew . “I think, naively, we assumed that if we kicked the can down the road on some of those things, we’d be able to sort them out,” Minshew said. Minshew went on to found a different professional site, The Muse , and took much of the editorial team of Pretty Young Professional with her. 49 Whereas greater planning potentially could have prevented the early demise of Pretty Young Professional, a change in planning led to overnight success for Joshua Esnard and The Cut Buddy team. Esnard invented and patented the plastic hair template that he was selling online out of his Fort Lauderdale garage while working a full-time job at Broward College and running a side business. Esnard had hundreds of boxes of Cut Buddies sitting in his home when he changed his marketing plan to enlist companies specializing in making videos go viral. It worked so well that a promotional video for the product garnered 8 million views in hours. The Cut Buddy sold over 4,000 products in a few hours when Esnard only had hundreds remaining. Demand greatly exceeded his supply, so Esnard had to scramble to increase manufacturing and offered customers two-for-one deals to make up for delays. This led to selling 55,000 units, generating $700,000 in sales in 2017. 50 After appearing on Shark Tank and landing a deal with Daymond John that gave the “shark” a 20-percent equity stake in return for $300,000, The Cut Buddy has added new distribution channels to include retail sales along with online commerce. Changing one aspect of a business plan—the marketing plan—yielded success for The Cut Buddy.

If you opt for the brief business plan, you will focus primarily on articulating a big-picture overview of your business concept. This version is used to interest potential investors, employees, and other stakeholders, and will include a financial summary “box,” but it must have a disclaimer, and the founder/entrepreneur may need to have the people who receive it sign a nondisclosure agreement (NDA) . The full business plan is aimed at executing the vision concept, providing supporting details, and would be required by financial institutions and others as they formally become stakeholders in the venture. Both are aimed at providing a picture and roadmap to go from conception to creation.

Types of Business Plans

The brief business plan is similar to an extended executive summary from the full business plan. This concise document provides a broad overview of your entrepreneurial concept, your team members, how and why you will execute on your plans, and why you are the ones to do so. You can think of a brief business plan as a scene setter or—since we began this chapter with a film reference—as a trailer to the full movie. The brief business plan is the commercial equivalent to a trailer for Field of Dreams , whereas the full plan is the full-length movie equivalent.

Brief Business Plan or Executive Summary

As the name implies, the brief business plan or executive summary summarizes key elements of the entire business plan, such as the business concept, financial features, and current business position. The executive summary version of the business plan is your opportunity to broadly articulate the overall concept and vision of the company for yourself, for prospective investors, and for current and future employees.

A typical executive summary is generally no longer than a page, but because the brief business plan is essentially an extended executive summary, the executive summary section is vital. This is the “ask” to an investor. You should begin by clearly stating what you are asking for in the summary.

In the business concept phase, you’ll describe the business, its product, and its markets. Describe the customer segment it serves and why your company will hold a competitive advantage. This section may align roughly with the customer segments and value-proposition segments of a canvas.

Next, highlight the important financial features, including sales, profits, cash flows, and return on investment. Like the financial portion of a feasibility analysis, the financial analysis component of a business plan may typically include items like a twelve-month profit and loss projection, a three- or four-year profit and loss projection, a cash-flow projection, a projected balance sheet, and a breakeven calculation. You can explore a feasibility study and financial projections in more depth in the formal business plan. Here, you want to focus on the big picture of your numbers and what they mean.

The current business position section can furnish relevant information about you and your team members and the company at large. This is your opportunity to tell the story of how you formed the company, to describe its legal status (form of operation), and to list the principal players. In one part of the extended executive summary, you can cover your reasons for starting the business: Here is an opportunity to clearly define the needs you think you can meet and perhaps get into the pains and gains of customers. You also can provide a summary of the overall strategic direction in which you intend to take the company. Describe the company’s mission, vision, goals and objectives, overall business model, and value proposition.

Rice University’s Student Business Plan Competition, one of the largest and overall best-regarded graduate school business-plan competitions (see Telling Your Entrepreneurial Story and Pitching the Idea ), requires an executive summary of up to five pages to apply. 51 , 52 Its suggested sections are shown in Table 11.2 .

Fill out a canvas of your choosing for a well-known startup: Uber, Netflix, Dropbox, Etsy, Airbnb, Bird/Lime, Warby Parker, or any of the companies featured throughout this chapter or one of your choice. Then create a brief business plan for that business. See if you can find a version of the company’s actual executive summary, business plan, or canvas. Compare and contrast your vision with what the company has articulated.

  • These companies are well established but is there a component of what you charted that you would advise the company to change to ensure future viability?
  • Map out a contingency plan for a “what-if” scenario if one key aspect of the company or the environment it operates in were drastically is altered?

Full Business Plan

Even full business plans can vary in length, scale, and scope. Rice University sets a ten-page cap on business plans submitted for the full competition. The IndUS Entrepreneurs , one of the largest global networks of entrepreneurs, also holds business plan competitions for students through its Tie Young Entrepreneurs program. In contrast, business plans submitted for that competition can usually be up to twenty-five pages. These are just two examples. Some components may differ slightly; common elements are typically found in a formal business plan outline. The next section will provide sample components of a full business plan for a fictional business.

Executive Summary

The executive summary should provide an overview of your business with key points and issues. Because the summary is intended to summarize the entire document, it is most helpful to write this section last, even though it comes first in sequence. The writing in this section should be especially concise. Readers should be able to understand your needs and capabilities at first glance. The section should tell the reader what you want and your “ask” should be explicitly stated in the summary.

Describe your business, its product or service, and the intended customers. Explain what will be sold, who it will be sold to, and what competitive advantages the business has. Table 11.3 shows a sample executive summary for the fictional company La Vida Lola.

The two founding members of the management team have almost four decades of combined experience in the restaurant and hospitality industries. Their background includes experience in food and beverage, hospitality and tourism, accounting, finance, and business creation.

Capital Requirements

La Vida Lola is seeking startup capital of $50,000 to establish its food truck in the Atlanta area. An additional $20,000 will be raised through a donations-driven crowdfunding campaign. The venture can be up and running within six months to a year.

Business Description

This section describes the industry, your product, and the business and success factors. It should provide a current outlook as well as future trends and developments. You also should address your company’s mission, vision, goals, and objectives. Summarize your overall strategic direction, your reasons for starting the business, a description of your products and services, your business model, and your company’s value proposition. Consider including the Standard Industrial Classification/North American Industry Classification System (SIC/NAICS) code to specify the industry and insure correct identification. The industry extends beyond where the business is located and operates, and should include national and global dynamics. Table 11.4 shows a sample business description for La Vida Lola.

La Vida Lola will operate in the mobile food services industry, which is identified by SIC code 5812 Eating Places and NAICS code 722330 Mobile Food Services, which consist of establishments primarily engaged in preparing and serving meals and snacks for immediate consumption from motorized vehicles or nonmotorized carts.

Ethnically inspired to serve a consumer base that craves more spiced Latin foods, La Vida Lola is an Atlanta-area food truck specializing in Latin cuisine, particularly Puerto Rican and Cuban dishes native to the roots of the founding chef and namesake, Lola González.

La Vida Lola aims to spread a passion for Latin cuisine within local communities through flavorful food freshly prepared in a region that has embraced international eats. Through its mobile food kitchen, La Vida Lola plans to roll into parks, festivals, office buildings, breweries, and sporting and community events throughout the greater Atlanta metropolitan region. Future growth possibilities lie in expanding the number of food trucks, integrating food delivery on demand, and adding a food stall at an area food market.

After working in noted restaurants for a decade, most recently under the famed chef José Andrés, chef Lola González returned to her hometown of Duluth, Georgia, to start her own venture. Although classically trained by top world chefs, it was González’s grandparents’ cooking of authentic Puerto Rican and Cuban dishes in their kitchen that influenced her profoundly.

The freshest ingredients from the local market, the island spices, and her attention to detail were the spark that ignited Lola’s passion for cooking. To that end, she brings flavors steeped in Latin American and Caribbean culture to a flavorful menu packed full of street foods, sandwiches, and authentic dishes. Through reasonably priced menu items, La Vida Lola offers food that appeals to a wide range of customers, from millennial foodies to Latin natives and other locals with Latin roots.

Industry Analysis and Market Strategies

Here you should define your market in terms of size, structure, growth prospects, trends, and sales potential. You’ll want to include your TAM and forecast the SAM . (Both these terms are discussed in Conducting a Feasibility Analysis .) This is a place to address market segmentation strategies by geography, customer attributes, or product orientation. Describe your positioning relative to your competitors’ in terms of pricing, distribution, promotion plan, and sales potential. Table 11.5 shows an example industry analysis and market strategy for La Vida Lola.

Industry Analysis and Market Strategy

According to ’ first annual report from the San Francisco-based Off The Grid, a company that facilitates food markets nationwide, the US food truck industry alone is projected to grow by nearly 20 percent from $800 million in 2017 to $985 million in 2019. Meanwhile, an report shows the street vendors’ industry with a 4.2 percent annual growth rate to reach $3.2 billion in 2018. Food truck and street food vendors are increasingly investing in specialty, authentic ethnic, and fusion food, according to the report.

Although the report projects demand to slow down over the next five years, it notes there are still opportunities for sustained growth in major metropolitan areas. The street vendors industry has been a particular bright spot within the larger food service sector.

The industry is in a growth phase of its life cycle. The low overhead cost to set up a new establishment has enabled many individuals, especially specialty chefs looking to start their own businesses, to own a food truck in lieu of opening an entire restaurant. Off the Grid’s annual report indicates the average typical initial investment ranges from $55,000 to $75,000 to open a mobile food truck.

The restaurant industry accounts for $800 billion in sales nationwide, according to data from the National Restaurant Association. Georgia restaurants brought in a total of $19.6 billion in 2017, according to figures from the Georgia Restaurant Association.

There are approximately 12,000 restaurants in the metro Atlanta region. The Atlanta region accounts for almost 60 percent of the Georgia restaurant industry. The SAM is estimated to be approximately $360 million.

The mobile food/street vendor industry can be segmented by types of customers, types of cuisine (American, desserts, Central and South American, Asian, mixed ethnicity, Greek Mediterranean, seafood), geographic location and types (mobile food stands, mobile refreshment stands, mobile snack stands, street vendors of food, mobile food concession stands).

Secondary competing industries include chain restaurants, single location full-service restaurants, food service contractors, caterers, fast food restaurants, and coffee and snack shops.

The top food truck competitors according to the , the daily newspaper in La Vida Lola’s market, are Bento Bus, Mix’d Up Burgers, Mac the Cheese, The Fry Guy, and The Blaxican. Bento Bus positions itself as a Japanese-inspired food truck using organic ingredients and dispensing in eco-friendly ware. The Blaxican positions itself as serving what it dubs “Mexican soul food,” a fusion mashup of Mexican food with Southern comfort food. After years of operating a food truck, The Blaxican also recently opened its first brick-and-mortar restaurant. The Fry Guy specializes in Belgian-style street fries with a variety of homemade dipping sauces. These three food trucks would be the primary competition to La Vida Lola, since they are in the “ethnic food” space, while the other two offer traditional American food. All five have established brand identities and loyal followers/customers since they are among the industry leaders as established by “best of” lists from area publications like the . Most dishes from competitors are in the $10–$13 price range for entrees. La Vida Lola dishes will range from $6 to $13.

One key finding from Off the Grid’s report is that mobile food has “proven to be a powerful vehicle for catalyzing diverse entrepreneurship” as 30 percent of mobile food businesses are immigrant owned, 30 percent are women owned, and 8 percent are LGBTQ owned. In many instances, the owner-operator plays a vital role to the brand identity of the business as is the case with La Vida Lola.

Atlanta has also tapped into the nationwide trend of food hall-style dining. These food halls are increasingly popular in urban centers like Atlanta. On one hand, these community-driven areas where food vendors and retailers sell products side by side are secondary competitors to food trucks. But they also offer growth opportunities for future expansion as brands solidify customer support in the region. The most popular food halls in Atlanta are Ponce City Market in Midtown, Krog Street Market along the BeltLine trail in the Inman Park area, and Sweet Auburn Municipal Market downtown Atlanta. In addition to these trends, Atlanta has long been supportive of international cuisine as Buford Highway (nicknamed “BuHi”) has a reputation for being an eclectic food corridor with an abundance of renowned Asian and Hispanic restaurants in particular.

The Atlanta region is home to a thriving Hispanic and Latinx population, with nearly half of the region’s foreign-born population hailing from Latin America. There are over half a million Hispanic and Latin residents living in metro Atlanta, with a 150 percent population increase predicted through 2040. The median age of metro Atlanta Latinos is twenty-six. La Vida Lola will offer authentic cuisine that will appeal to this primary customer segment.

La Vida Lola must contend with regulations from towns concerning operations of mobile food ventures and health regulations, but the Atlanta region is generally supportive of such operations. There are many parks and festivals that include food truck vendors on a weekly basis.

Competitive Analysis

The competitive analysis is a statement of the business strategy as it relates to the competition. You want to be able to identify who are your major competitors and assess what are their market shares, markets served, strategies employed, and expected response to entry? You likely want to conduct a classic SWOT analysis (Strengths Weaknesses Opportunities Threats) and complete a competitive-strength grid or competitive matrix. Outline your company’s competitive strengths relative to those of the competition in regard to product, distribution, pricing, promotion, and advertising. What are your company’s competitive advantages and their likely impacts on its success? The key is to construct it properly for the relevant features/benefits (by weight, according to customers) and how the startup compares to incumbents. The competitive matrix should show clearly how and why the startup has a clear (if not currently measurable) competitive advantage. Some common features in the example include price, benefits, quality, type of features, locations, and distribution/sales. Sample templates are shown in Figure 11.17 and Figure 11.18 . A competitive analysis helps you create a marketing strategy that will identify assets or skills that your competitors are lacking so you can plan to fill those gaps, giving you a distinct competitive advantage. When creating a competitor analysis, it is important to focus on the key features and elements that matter to customers, rather than focusing too heavily on the entrepreneur’s idea and desires.

Operations and Management Plan

In this section, outline how you will manage your company. Describe its organizational structure. Here you can address the form of ownership and, if warranted, include an organizational chart/structure. Highlight the backgrounds, experiences, qualifications, areas of expertise, and roles of members of the management team. This is also the place to mention any other stakeholders, such as a board of directors or advisory board(s), and their relevant relationship to the founder, experience and value to help make the venture successful, and professional service firms providing management support, such as accounting services and legal counsel.

Table 11.6 shows a sample operations and management plan for La Vida Lola.

The key management personnel consist of Lola González and Cameron Hamilton, who are longtime acquaintances since college. The management team will be responsible for funding the venture as well as securing loans to start the venture. The following is a summary of the key personnel backgrounds.

While food has been a lifelong passion learned in her grandparents’ kitchen, chef González has trained under some of the top chefs in the world, most recently having worked under the James Beard Award-winning chef José Andrés. A native of Duluth, Georgia, chef González also has an undergraduate degree in food and beverage management. Her value to the firm is serving as “the face” and company namesake, preparing the meals, creating cuisine concepts, and running the day-to-day operations of La Vida Lola.

Cameron Hamilton has worked in the hospitality industry for over twenty years and is experienced in accounting and finance. He has a master of business administration degree and an undergraduate degree in hospitality and tourism management. He has opened and managed several successful business ventures in the hospitality industry. His value to the firm is in business operations, accounting, and finance.

Advisory Board

During the first year of operation, the company intends to keep a lean operation and does not plan to implement an advisory board. At the end of the first year of operation, the management team will conduct a thorough review and discuss the need for an advisory board.

Supporting Professionals

Stephen Ngo, Certified Professional Accountant (CPA), of Valdosta, Georgia, will provide accounting consulting services. Joanna Johnson, an attorney and friend of chef González, will provide recommendations regarding legal services and business formation.

Marketing Plan

Here you should outline and describe an effective overall marketing strategy for your venture, providing details regarding pricing, promotion, advertising, distribution, media usage, public relations, and a digital presence. Fully describe your sales management plan and the composition of your sales force, along with a comprehensive and detailed budget for the marketing plan. Table 11.7 shows a sample marketing plan for La Vida Lola.

Meanwhile, La Vida Lola needs to focus on building a community of backers and cultivating the emotional draw of becoming part of the La Vida Lola family.

To build a crowdfunding community via social media, La Vida Lola will routinely share its location, daily if possible, on both Facebook, Instagram, and Twitter. Inviting and encouraging people to visit and sample their food can rouse interest in the cause. As the campaign is nearing its goal, it would be beneficial to offer a free food item to backers of a specific level, say $50, on one specific day. Sharing this via social media in the day or two preceding the giveaway and on the day of can encourage more backers to commit.

Weekly updates of the campaign and the project as a whole are a must. Facebook and Twitter updates of the project coupled with educational information sharing helps backers feel part of the La Vida Lola community.

Finally, at every location where La Vida Lola is serving its food, signage will notify the public of their social media presence and the current crowdfunding campaign. Each meal will be accompanied by an invitation from the server for the patron to visit the crowdfunding site and consider donating. Business cards listing the social media and crowdfunding information will be available in the most visible location, likely the counter.

Before moving forward with launching a crowdfunding campaign, La Vida Lola will create its website. The website is a great place to establish and share the La Vida Lola brand, vision, videos, menus, staff, and events. It is also a great source of information for potential backers who are unsure about donating to the crowdfunding campaigns. The website will include these elements:

. Address the following questions: Who are you? What are the guiding principles of La Vida Lola? How did the business get started? How long has La Vida Lola been in business? Include pictures of chef González. List of current offerings with prices. Will include promotional events and locations where customers can find the truck for different events. Steps will be taken to increase social media followers prior to launching the crowdfunding campaign. Unless a large social media following is already established, a business should aggressively push social media campaigns a minimum of three months prior to the crowdfunding campaign launch. Increasing social media following prior to the campaign kickoff will also allow potential donors to learn more about La Vida Lola and foster relationship building before attempting to raise funds.

Facebook Content and Advertising

The key piece of content will be the campaign pitch video, reshared as a native Facebook upload. A link to the crowdfunding campaigns can be included in the caption. Sharing the same high-quality video published on the campaign page will entice fans to visit Kickstarter to learn more about the project and rewards available to backers.

Crowdfunding Campaigns

Foodstart was created just for restaurants, breweries, cafés, food trucks, and other food businesses, and allows owners to raise money in small increments. It is similar to Indiegogo in that it offers both flexible and fixed funding models and charges a percentage for successful campaigns, which it claims to be the lowest of any crowdfunding platform. It uses a reward-based system rather than equity, where backers are offered rewards or perks resulting in “low-cost capital and a network of people who now have an incentive to see you succeed.”

Foodstart will host La Vida Lola’s crowdfunding campaigns for the following reasons: (1) It caters to their niche market; (2) it has less competition from other projects which means that La Vida Lola will stand out more and not get lost in the shuffle; and (3) it has/is making a name/brand for itself which means that more potential backers are aware of it.

La Vida Lola will run a simultaneous crowdfunding campaign on Indiegogo, which has broader mass appeal.

Publicity

Social media can be a valuable marketing tool to draw people to the Foodstarter and Indiegogo crowdfunding pages. It provides a means to engage followers and keep funders/backers updated on current fundraising milestones. The first order of business is to increase La Vida Lola’s social media presence on Facebook, Instagram, and Twitter. Establishing and using a common hashtag such as #FundLola across all platforms will promote familiarity and searchability, especially within Instagram and Twitter. Hashtags are slowly becoming a presence on Facebook. The hashtag will be used in all print collateral.

La Vida Lola will need to identify social influencers—others on social media who can assist with recruiting followers and sharing information. Existing followers, family, friends, local food providers, and noncompetitive surrounding establishments should be called upon to assist with sharing La Vida Lola’s brand, mission, and so on. Cross-promotion will further extend La Vida Lola’s social reach and engagement. Influencers can be called upon to cross promote upcoming events and specials.

The crowdfunding strategy will utilize a progressive reward-based model and establish a reward schedule such as the following:

In addition to the publicity generated through social media channels and the crowdfunding campaign, La Vida Lola will reach out to area online and print publications (both English- and Spanish-language outlets) for feature articles. Articles are usually teased and/or shared via social media. Reaching out to local broadcast stations (radio and television) may provide opportunities as well. La Vida Lola will recruit a social media intern to assist with developing and implementing a social media content plan. Engaging with the audience and responding to all comments and feedback is important for the success of the campaign.

Financial Plan

A financial plan seeks to forecast revenue and expenses; project a financial narrative; and estimate project costs, valuations, and cash flow projections. This section should present an accurate, realistic, and achievable financial plan for your venture (see Entrepreneurial Finance and Accounting for detailed discussions about conducting these projections). Include sales forecasts and income projections, pro forma financial statements ( Building the Entrepreneurial Dream Team , a breakeven analysis, and a capital budget. Identify your possible sources of financing (discussed in Conducting a Feasibility Analysis ). Figure 11.19 shows a template of cash-flow needs for La Vida Lola.

Hugh Jackman ( Figure 11.20 ) may best be known for portraying a comic-book superhero who used his mutant abilities to protect the world from villains. But the Wolverine actor is also working to make the planet a better place for real, not through adamantium claws but through social entrepreneurship.

A love of java jolted Jackman into action in 2009, when he traveled to Ethiopia with a Christian humanitarian group to shoot a documentary about the impact of fair-trade certification on coffee growers there. He decided to launch a business and follow in the footsteps of the late Paul Newman, another famous actor turned philanthropist via food ventures.

Jackman launched Laughing Man Coffee two years later; he sold the line to Keurig in 2015. One Laughing Man Coffee café in New York continues to operate independently, investing its proceeds into charitable programs that support better housing, health, and educational initiatives within fair-trade farming communities. 55 Although the New York location is the only café, the coffee brand is still distributed, with Keurig donating an undisclosed portion of Laughing Man proceeds to those causes (whereas Jackman donates all his profits). The company initially donated its profits to World Vision, the Christian humanitarian group Jackman accompanied in 2009. In 2017, it created the Laughing Man Foundation to be more active with its money management and distribution.

Textbooks for change.

Founded in 2014, Textbooks for Change uses a cross-compensation model, in which one customer segment pays for a product or service, and the profit from that revenue is used to provide the same product or service to another, underserved segment. Textbooks for Change partners with student organizations to collect used college textbooks, some of which are re-sold while others are donated to students in need at underserved universities across the globe. The organization has reused or recycled 250,000 textbooks, providing 220,000 students with access through seven campus partners in East Africa. This B-corp social enterprise tackles a problem and offers a solution that is directly relevant to college students like yourself. How to Build a Functional Business Plan

Today we are going to dive in and work on very specific performance-based systems and the importance of a business plan. Aaron has been coaching and consulting companies for about 20 years and has coached over 10,000 companies from around the world. We also share some information about some systems and processes that have helped all size companies, big and small.

The first topic is goals. Goal setting is absolutely critical, but it’s not just goal setting. It’s the systems behind the goals. The first system that comprises a proper business plan or an effective business plan is called a sales goal breakdown. Your sales goal breakdown is a document that takes your sales goal and breaks it down into minute detail.

Why is this needed? It’s needed so that your brain latches on. There’s a system, and there’s your brain. You want systems to impact your brain. Your brain is what causes performance. Just having a system on your computer isn’t going to do anything for you. Having a system that you’re interacting with causes the brain to move differently, which causes different actions, which causes different results.

Business System

Let’s focus on the system first. Here’s how you want to set up your sales goal breakdown document. First, the very top should have your sales volume. From your sales volume, that’s going to break down what your average sales price is. Once you have your annual sales price, it’s going to break down the number of units you need to sell per year.

So that first chunk is annual sales volume, average sales price, and number of units sold. Now, the next section is actually a little more important. It breaks it down for the month. So it’s going to show you, this is how much sales volume you need to do for the month. Then, from there, it’s going to reduce it again and keep breaking it down.

It’s going to then show you how many units you need to sell from the number of units you have to sell per month. It’s going to say how many active customers you need to be working with each month. From there, it’s going to reduce again and show you how many appointments you have to go on to get that number of active customers. Once we know how many appointments you have to go on, we reduce again, down to leads.

That way, from start to finish, you know how many leads you need to convert to appointments. And that many appointments convert to active buyers and sellers. This many buyers and sellers will close this many transactions per month. Don’t stress if this was too fast; we have a resource you can use that breaks it down for you.

Business Numbers are Critical

It is critical that you know these numbers. Why do you need to know these numbers?

If you don’t know these numbers, then your brain is not latched on to what you have to produce and cause in the world. Being present to what you need to produce is absolutely critical to increasing your performance as a real estate agent, as an entrepreneur. This document directly impacts your brain and causes you to perform at a higher level because you intimately know your numbers.

How do I know if the sales goal I set is too large?

If last year you did 20 million, don’t set this year’s goal at 100 million. If your goal is too large, there might be such a large disparity between here and there, that your brain can’t latch onto it as real. It’s too conceptual. You do not want that. You want to set a goal that should intimidate you, it should scare you. So if you did 20 million last year, maybe set your goal at 40 million or 50 million- doubling that business. That works.

Your goal should scare you a little bit but your brain should be thinking that it’s possible. That’s a good goal.

On the other side, you don’t want to play too small. You did 20 million last year, doing 25 million this year is not a goal; it’s too small. If you want ideal human performance, you need to cause stress or pressure to cause you to grow. It’s just like working out. If you work out with a 5 lb. weight all year, it’s not causing any stress on the body. The body doesn’t have to adapt, hence you don’t grow muscle. Your brain and your performance are the same way. There has to be some degree of stress or pressure on you for you to take yourself to the next level as an entrepreneur, and it’s why you need to learn How to Build a Functional Business Plan.

The Personal Calendar

This next system is critical for every entrepreneur, whether you’re in real estate, it doesn’t matter. This is a really critical system that we all have to master. It is also a system most of us need to improve, regardless of how many years you’ve been in business. This system is scheduling and task management.

Personal Schedule

Everything that matters to you needs to be scheduled. The reoccur button needs to be set with no ending. Your personal schedule is designed to support your business in some way. A lot of your personal needs set you up so that when you’re in your business you’re performing at your best.  Examples are haircuts, massages, facials, time off, vacations, date night, or just personal time where you’re just off the clock. I strongly recommend going into your calendar for the year and putting in all your vacations, your workouts, meditation time, date night, and all those things that matter to you so that you’ve seat a framework around your life that supports you.

That creates balance. When you have balance in your calendar, that balance gives you capacity. Capacity is critical. The more capacity you have, the more you have room to grow and expand and take on more. So that’s the personal calendar.

The Business Calendar

Again, anything that matters to you must be in the business calendar. There are a couple of things that are absolutely important that are nonnegotiable. They must be in your calendar.

First is business development time. Your business development time is that time where you’re working on your business with no interruptions. Your cell phone and emails are off and you are just cranking away on your business. Your business development time is when you get to work on your company and not in your company. That’s how your business grows and move to the next level.

You can’t just sit by a tree and wait for an apple to fall. You need to water the tree, prune the tree and eventually the tree will produce an apple. Most of you want clients, but you’re not taking care of the things that produce clients. Your calendar is one of the primary systems that remind you when and how frequently to do those actions. Your business development time is one of those main actions.

Marketing and Lead Time

All marketing and lead generation time must be built into your calendar. It should be reoccurred for the rest of the times. You need a market for the rest of your career; that doesn’t change. The calendar must include when you make phone calls, when you do networking, when you send out newsletters, videos and all the different marketing actions that you have. Make sure it is recurring and is a routine.

If you’re interested in performance, you want to have things in your calendar. When they become routine, you’re very effective. You want your week to be a routine that has all the things in it that matter to you. One of the things that has to be in there is your finances, your budget. Critical aspects also include when you’re doing your marketing and when you’re working on your business.

Questions on Calendaring

What are some of the questions we have around calendaring?

The number one question that we’ve got, is when is the best time to do my marketing and lead gen activities? The best time that I’ve found, for real estate, is before 11am-your mornings. After around 11am, your clients are going to start contacting you. Your mornings are more for you and working on your business than on your client. Our recommendation is that you schedule all of your marketing time before 11am.

Task Management

Your calendar and task management are heads and tails of the same coin. They very much mesh together and come together in a unified system. Here’s the way I want you to set up your tasks. Number one is that you should have an Excel spreadsheet or Word document or some kind of technology that allows you to organize your tasks in the following fashion. First I want to see the task. Next column should be priority level (1, 2, or 3 based on if it needs to be done today, next couple of days, or next year). Then, we have the date the task needs to be completed by, followed by who is responsible for taking that action. In my companies we use Excel and Microsoft OneDrive, so I can see everybody’s tasks. It allows me to add things for all of my staff’s to-do. It’s shared so everybody can see everyone else’s to-do list. I recommend doing the same system for projects. Have a to-do list and a project list.

Project List

While a to-do list is a one-time action, a project list requires multiple occasions to get things done. The project list can be a list of things you are one day going to get around to; it is not a to-do list. It’s more of a holding or capture tool. Your calendar is actually your to-do list of what you’re going to get around to doing.

In the morning, I recommend having a calendar to occasion to look at your calendar and deal with your to-do items and take them from your to-do list and plug it into your calendar. This way, there is space and time dedicated to doing the task.

People asked how they can better use their to-do list. I think it was covered by saying the to-do list is a capture tool and the calendar is the real to-do list.

Performance-Based Systems

No we’re talking about performance-based systems. And we’re talking about the plan that embodies or encompasses a lot of these systems. So, the next main system that I want to move into are often systems that aren’t talked about; they aren’t addressed by a lot of entrepreneurs. It is absolutely critical that your business plan has a business budget and a personal budget.

How does your budget impact your company? Whether you’re a brand new real estate agent who has never done a transaction, or you have a team of 60, you absolutely have to manage your budget.

Let’s start with your personal budget. Your personal budget impacts your business budget because your business budget has to pay your personal budget.  If your personal budget is wrong, then your business budget is wrong.  Then your sales goals are wrong because your sales goals have to make enough money to pay your business budget. Your business budget has to pay your personal budget and it gets worse.

If your personal budget is off it affects the business budget, if the business budget is off it affects the sales goal. If your sales goal is off, your entire business plan is off because your business plan is predicated on generating enough money to run the company. So this is the little rock at the bottom that has a huge cascading effect across your company. And I get that most of us were not taught a lot about money.

My finance coach sat down with me and really taught me about finances years ago. So I am passionate that entrepreneurs learn about this topic. If you want to email me directly, I’ll send you some books that are very, very good at teaching you about finance and budgeting.

Personal Budget

So, let’s go over some of the thing we have in our personal budget. You should have the following in there: travel, cash reserves for a rainy day, and another line item for investment and retirement. Let’s just focus on these three because they are variable.

Your travel budget can be $50 or $50,000. You need to set real numbers around what you want your travel budget to be, what you want your cash reserves to be and what you want your investments and retirement to be.

You may need to meet with a financial advisor or do some research. Take some time to start putting some numbers in the budget around these line items because they vary so greatly. They’ll have a massive impact on your business budget, and then later on your sales goal.

Business Budget

Next we will look at the business budget. You need to have taxes built into your business budget. Business reserves need to be set aside as well as profit, our fixed expenses and variable expenses.

What should I use to manage my money?

For your business and your personal, I would recommend using QuickBooks. I would not use QuickBooks online, get QuickBooks desktop. They do not function the same and the online version has some glitches. You can open a company for your business and another for your personal. You can open as many businesses as you want in QuickBooks. That way, your business and your personal both reside there; that’s important. And QuickBooks is very inexpensive.

Second is budgeting. The QuickBooks budget and most accounting software budgeting system do not work perfectly. You want to use Excel. It makes it very simple to track your budget, your actual and your difference.

Lead Source Breakdown

We are starting to acquire more and more of our business systems. The next one I want to look at is called a lead source breakdown. What is a lead source breakdown? It’s absolutely critical that you understand where you want your leads to come from and how many leads from each one of those sources.

Your first system was the sales goal breakdown and it broke down all of the aspects of your sales goal. And the last aspect of it was how many leads you need per month and per year. That’s how these two connect. We know how many leads we need per month.

Your lead source breakdown then starts to take these leads that we need per month and break it down by the source. Say you need 25 leads a month. Your lead source breakdown is going to show you that you need five leads from business alliances, three leads from online, and eight leads from your database. That way you can start to predict where you want your business to come from.

This is where you get to impact how your business functions.

What are some of the key sources your leads should be coming from in a successful real estate business?

If this was my company, these would be my top pillars:

-Business alliances (CPA, wealth manager, architect, divorce attorney, interior designer, etc.)

-Sphere (my database-absolutely critical to the growth and development of your company)

-Networking (another big, big, big pillar)

-Open houses (great way of bringing in new business)

Marketing Plan

Now we need a marketing plan that’s going to produce all those leads. I’ve worked with and coached over 10,000 companies from around the United States. Most businesses do not have a marketing plan that they can hand me. Your marketing plan should be something printable. You should be able to touch it and it has to do a couple of things.

It needs to look at all of the marketing actions and the frequency and duration of those actions. Your marketing plan is the absolute most important thing that’s going to generate new leads. If you know how many leads and you know the sources of those leads, your marketing plan is designed to bring you those leads from those sources. This is something that you’re going to have to spend some time building out.

What are the biggest challenges you see with real estate agents in their marketing?

There are a couple of them. I would say the size of your database is a huge challenge. So many of you reading need to do a little gut check and ask yourself if your database is actually large enough to fulfill on the sales goal that you set. So you need to get out there, meet some new people, start networking, join some groups and just be out in the world more.

That is one of the number one challenges; that people aren’t setting a KPI (key performance indicator) around how many new people they need to bring in per week, per month, per quarter, per year of your business to fulfill all of your sales goals.

The next is consistency. A lot of us are just not super consistent when it comes to marketing. When your business is going great and moving fast and furious you stop marketing. Then when your escrows start to close everything gets calm and you realize you haven’t been marketing in weeks.

So there’s this up and down cycle to your marketing actions. Consistency comes back to your calendar. If marketing is in your calendar, it’ll solve that.

Most of you don’t have a plan. If you had a solid plan followed consistently, your results would be spectacular.

Lead Tracking Form

The lead tracking form is another system we have at Buildify. It’s a beautiful document and it tracks two specific things. It attracts the volume of the leads that are brought in and the source of those leads. Your lead tracking form should break down the date of the lead so that we can see how many leads you brought in per month and the source of those leads and where they came in. It’s also going to track your conversion ratio. Most entrepreneurs don’t know their lead conversion ratio.

What if I’m not bringing in enough leads each month?

If you’re not bringing in enough leads each month, it’s most likely because you’re not following your marketing plan. That is the system that generates leads. If you’re using a lead tracking form, you’ll be able to see where the leads are coming from. This tells you a couple of things. It also gives you ROI (return on investment) and it gives you ROT (return on time).

If you’re spending a lot of time on your database and only getting a few leads, something’s off. This is a very important feedback mechanism. It’s giving you information around your performance and performance of the systems that encapsulate it.

The Pipeline Report

The last system we have is a pipeline report. Your pipeline report is also one of the primary systems that make up your business plan. We keep it very simple and structured. Your pipeline report is tracking by month and by quarter. So the way we structured the Buildify pipeline report, it shows your production, all your buyer and sellers that you’re working with by month and by quarter. You can see how much sales volume you have scheduled to come in per month and per quarter against your goals.

Your pipeline report is designed to hold you accountable to your production. Most of us are numb to our numbers. We are not paying attention to the goal. Real estate is one of those businesses you need to ahead of your company, dealing with the month you’re in isn’t going to impact anything.

The pipeline report will show you in real time how much you have coming in per month per quarter against your goal and it causes performance. It gets you engaged and motivated. That’s why the pipeline report is one of our primary systems. It’s foundational and critical.

How often should we be looking at our pipeline report?

Good question! Your pipeline report is something that you should be looking at on a daily basis, even just for a few minutes. Just a glance so you’re always staying present. For those of you that have assistants, your assistant would be the one maintaining your lead tracking form. They’re going to maintain your pipeline report for you. This is not just for the lead agent or the owner. If you have a team, every agent on your team needs the system we’ve mentioned today. Make sure each agent has their own documents and they need to be discussed at weekly team meetings.

They are designed for an entrepreneur and real estate agent to perform at a higher level.

Another question asked was “How will this help with the up and down cycle of my business?”

Your pipeline is keeping your brain out ahead of the business. Many get enthralled with the day to day and stop marketing. They stop focusing on the goal, which diminishes your intention. Every morning when you look at your pipeline report, you’re staying present to where you’re going, where you’re supposed to be. Intentionality increases focus and your commitment and actions follow suit. So you end up taking more action, and more importantly intentional action.

So your performance as an entrepreneur changes because the pipeline’s impacting your brain, it’s impacting your thinking and your focus.

Look at your notes and make sure that you have the following in your business plan.

  • Sales goal breakdown (documents breaking down your sales goal in granular detail)
  • Business Budget and Personal Budget (finances managed with integrity)
  • Lead Source Breakdown (breakdown the source of those leads and where you want those leads to come from)
  • Marketing Plan (core system to generate those leads in those key areas)
  • Lead Tracking Form (track those leads based on where we wanted them to come from)
  • Pipeline Report (going to track active customers-buyers and sellers, how much money coming in per month against monthly and quarterly goals)
  • These are some of the core systems that make up your business plan.

T he financial planning and analysis (FP&A) function has a mandate to evolve its role as a strategic value partner. Introduction to Business Functions

Business functions are the main activities that businesses need to perform in order to operate successfully. In a large company, each function may have its own department (such as the HR, Finance, or Marketing departments), but in a small business, the owner may handle all the duties, including hiring and firing employees, keeping track of company finances, conducting market research, and managing advertising campaigns.

In Business Studies, we learn that there are 8 business functions, namely:

General Management

Administration, human resources (hr), public relations (pr).

  • General management is responsible for supervising all business operations. They make the important decisions which ensure that all the various business functions work harmoniously together, so that the company can run as efficiently and profitably as possible.
  • Example : The CEO of a restaurant chain would form part of general management. They would decide things like opening new locations, creating new menu items, and ensuring that each restaurant is making a profit.
  • Administration carries out a variety of support tasks that help the business run smoothly. Administrative duties include tasks such as communication, both written and verbal, gathering and processing data, as well as storing and sharing information.
  • It includes typing documents, scheduling meetings, recording minutes, handling business inquiries, and greeting visitors at reception. IT also forms part of administration as it deals with data.
  • HR is responsible for finding the most suitable employees and keeping them in the business. It also manages leaves, payroll, skills training, and conflict resolution.
  • Example : In a software company, the HR would be responsible for posting job adverts when they need new software developers, ensuring employees get their salaries on time, and helping to resolve disagreements between coworkers.
  • Marketing involves identifying customer needs by conducting market research, and meeting those needs by deciding on a product that satisfies the need at an attainable price. It also includes promotion which creates public awareness of the product and a desire to buy it.
  • Activities include, using questionnaires and surveys to identify consumer needs and desires, ensuring that the prices are suitable for the target market and using adverts and other strategies to attract potential buyers.
  • Note : Advertising and promotion are only a component of marketing. There is more to marketing than just advertising.
  • The financial function is responsible for handling the money of the business. They acquire funds and manage the utilization thereof. This is includes keeping track of income, expenses, and profits, and ensuring that the various departments are sufficiently funded, and the business’s finances are healthy.
  • Example : In a clothing retailer, the finance team would monitor how much money is made through clothing sales, how much is spent on rent, salaries, and other expenses, and determine whether company is making a profit.
  • PR manages the company’s reputation. Their job is to create and maintain a positive image of the business, internally (with employees) and externally (with the public and other stakeholders). They do this by managing social media accounts, publishing press releases, responding to crises and customer feedback, as well as publishing internal newsletters.
  • Example : If a restaurant accidentally serves a spoiled dish and a customer complains online, the PR team would respond with an apology, explain how they’re fixing the issue, and reassure other customers that they take food safety seriously.
  • The purchasing function is responsible for getting the materials and supplies that a business needs to make its products or provide its services. They find the best deals and make sure everything arrives on time.
  • Activities include sourcing suppliers for raw materials, trading goods and office equipment, negotiating long-term contracts and maintaining healthy relationships with suppliers.
  • The production function is responsible for creating the products or services that a company sells. It is where inputs (labour, capital, resources) are turned into outputs (finished goods or services).
  • Example : In a toy factory, the production function would design, assemble, and package the toys. In a toy store, it would include displaying the shelves in an attractive way, helping customers find products, and completing transactions.

Ten practical ideas for organizing and managing your enterprise architecture

Most companies have a dedicated enterprise-architecture (EA) department that oversees the entire systems architecture, including business processes and IT infrastructure, and helps establish technology-enabled processes across business units so companies can deliver goods and services effectively. But not all companies agree on what constitutes best practice in EA management. Some are focused on continually measuring IT performance and adjusting business processes and systems as needed. Others tout the importance of aligning the overall IT architecture with those of the individual business units. And some companies say good governance can happen only if they have empowered EA leaders who promote collaboration and accountability among teams in IT and business functions.

In our work with large global organizations and in our conversations with senior IT leaders across multiple industries, we’ve heard anecdotal evidence supporting all those beliefs and more. So which approach is right? What makes for world-class organization and governance of corporate IT systems?

To this point, there has been little agreement, but to help answer these questions, a team from McKinsey and colleagues at the Henley Business School is undertaking a survey of IT professionals and senior IT and business leaders. The goal is to help create some consensus—specifically, to create a fact-based perspective on best practices in EA governance and the degree to which these practices contribute to successful digital transformations.

Empirical evidence is required because there are currently very few benchmarks companies can use to build a world-class IT organization and governance program. Informally, we’ve seen companies realize performance improvements when implementing one or several of the following ten principles.

1. The organization of enterprise architecture should reflect the organization of the business.

The EA department exists to regulate processing activities among business groups; the nature of its work is to assess and account for varying system and process requirements across the company. A retailer’s e-commerce division, for instance, would likely require certain digital capabilities that are less relevant for the retailer’s physical stores, and the EA group could anticipate the potential system interdependencies and incompatibilities. It is in the best position to oversee and help implement any proposed changes to the IT architecture. Hence, a centralized enterprise architecture is usually the preferred option.

Some companies, however, have opted to divide responsibilities for enterprise architecture among business units. The main rationale for doing this is that the company anticipates only limited synergies between business groups. For instance, there is likely no need for a central EA department for a financial holding company that owns a telecommunications company and a retail bank. In fact, trying to harmonize the technologies and processes across these very different businesses would likely create more inefficiencies than solutions.

2. The company should be clear about who is accountable for EA decisions.

When it comes time to implement new technologies or IT-enabled processes, most companies tend to bring all relevant stakeholders to the table. They assemble leaders in the EA department and members of the finance department and the strategy team, as well as the software-development group, to vet options and come to a decision about which changes to make and how. This approach is useful for ensuring that all perspectives are heard and that all system requirements are accounted for. But when disagreements occur, those around the table will tend to deflect blame onto the EA department and absolve themselves of responsibility—particularly when multimillion-dollar IT infrastructure updates and system replacements are at stake. To prepare for disagreements and discourage such finger-pointing, companies need to establish clear accountability for architecture-related issues—for instance, giving the chief architect in the EA department the final decision on and accountability for any changes relating to technology standards.

3. The EA department should collaborate closely with the business and the IT organization.

The work of the EA department is conceptual in nature. Teams of system architects and software developers are charged with designing complex technology frameworks, the success of which may hinge upon multiple interdependent criteria—for instance, different types of input data, myriad business processes, time and talent required for delivery of software and services, overall business objectives, and scope of individual IT projects. As the members of the EA department immerse themselves in making sense of these details, they commonly become isolated from the rest of the organization. The result is typically a comprehensive system map, with lots of boxes, dotted lines, and labels in small font sizes—information that addresses all the requirements but is almost impossible for the IT organization and the business to interpret. To ensure that the business can live with its new architecture and that the IT organization can support it, the EA department needs to collaborate closely with both by bringing them into the design process and translating complex ideas into digestible action plans.

4. The EA department should keep strategy-related tasks separate from operational ones.

For all the big-picture work they do, EA departments can also end up taking over immediate tasks from the business and the IT department—for instance, helping the supply-chain group build the business case for undertaking a large IT-transformation project or helping the IT group manage a systems-migration project. This is often because of the mix of skills required by the typical team member in an EA group. Because of the nature of the work they do, these individuals tend to have a unique knowledge profile—one that encompasses not just technology expertise but also an understanding of business processes and problem-solving techniques. As a result, members of this group can be plugged into any project and hit the ground running. Still, members of the EA department must take care to walk a fine line: they should certainly fill in where they can on critical tasks and stay connected to day-to-day operations, but they must also remember to devote time and attention to longer-term strategic issues, not letting the urgent overwhelm the important. EA leaders can facilitate a balance between short-term and long-term tasks by dedicating a subset of team members to perform continual pulse checks on the current architecture and assess how it should develop over the next three to five years.

5. The company should give the EA department approval rights.

The perception in many companies is that the EA department can have only limited impact on overarching corporate initiatives, particularly compared with other technology-oriented groups (application development, for instance) that tend to have bigger budgets and direct responsibility for core operational areas. Companies should give EA departments more responsibility for certain big-picture decisions—for instance, approving new IT-related projects or changes to the technology landscape. Otherwise, the policies and guidelines the EA department develops may never gain traction across the company. Perhaps even more important, the greater responsibility may help the EA group attract the operations and leadership talent it needs to design and support IT systems effectively. For many EA staffers, being seen as a valuable contributor to the bottom line may be more of an incentive than receiving incremental monetary rewards.

6. The company should keep accountability for elements of the enterprise architecture in one group.

Different business units may interpret elements of the enterprise architecture in different ways, which has the potential to create communication issues. In one bank, for instance, the IT department and the business were working with two different capability maps that were only loosely related, and no one person was assigned to merge them. Processes were inefficient; there were duplicate efforts in some areas and tasks going undone in others. The EA department should retain control over the entire IT landscape but can cede responsibility for various elements of the enterprise architecture to individual business units—provided that responsibilities are formally captured and communicated widely. Otherwise, inefficiencies will continue to emerge.

7. The company should analyze and measure the effects of enterprise architecture on the business.

In a perfect world, the EA department would be able to show the impact of the work it is doing by relying on a series of key performance indicators that are linked to higher-level profit-and-loss objectives, anchored in operational tasks, and not dependent on contributions from outside the department. In reality, it is difficult for EA groups to determine their direct contribution to overall corporate performance because so much of their day-to-day work depends on input from individual business units, ever-changing strategy and budget decisions, and other interdependencies. There is no simple formula for measuring absolute impact, but one feasible approach might be to analyze the effects of enterprise architecture within a small pilot project, using business-specific metrics that account for interdependencies—for instance, how many applications and how many point-to-point interfaces are involved in the project, how many applications are demonstrating overlapping functionally, what portion of the overall application-development effort is dedicated to integration testing, and whether management tasks are easier and less costly as a result of the pilot project. Using those findings as proof points, EA departments and other stakeholders in the business and in IT can assess and agree upon specific key performance indicators that are aligned with the company’s overarching strategy. They can set joint targets and continually adjust them as corporate and IT strategies evolve.

8. The EA department should keep it simple.

As mentioned previously, the work EA departments do is complex and sometimes confusing to the rest of the organization. But implementing clear accountability, establishing lean processes, and defining who has the final decision rights increase the likelihood that EA departments will be perceived as supporters of, not obstacles to, business growth. Still, staffers in EA groups should strive to communicate their work effectively—not just to business units but all the way up to the board level. Our conversations with EA professionals suggest that most are still focused inward; they tend to spend twice as much time talking with suppliers, for instance, as they do with C-suite and other business leaders. Instead, they should develop new ways to translate difficult concepts for the latter group—for instance, framing a discussion of potential changes to the enterprise architecture in the context of the new business capabilities enabled or new efficiencies gained.

9. The company should use one tool to rule all elements of the architecture.

Managing complexity in enterprise architecture is challenging not because of the number of elements within a system, but because of the number of connections between and among those elements. Even a set of just ten applications could have hundreds of interfaces among them and would need to incorporate hundreds of process steps and elements of the enterprise architecture. To manage these interconnections effectively and efficiently, the EA department must deploy one consistent operating model and a single management tool throughout the entire company—for instance, visualization software that can provide a comprehensive diagnostic view of the landscape, or a means by which to track project portfolios.

10. The company should invest in EA leaders.

Finding EA leaders can be challenging. That’s because the individuals who take on EA-management responsibilities need a combination of deep smarts in business strategy and expertise on IT trends and technologies, integration patterns, business-process steps, and running a closed IT environment. These people do not need to be experts in coding or supply-chain planning or store operations, but they do need basic knowledge of all those things—and more.

Clearly, pursuing any of these success factors would provide a great start for today’s technology leaders, but to what degree do each of these ten points resonate? How can IT and business leaders determine the best way to combine and weight each of these factors, given industry context? And as new technologies emerge, how will these success factors change? The survey data we plan to collect may inspire other insights and can inform our understanding of the ten principles discussed in this article. More important, the feedback may suggest innovative ways to manage enterprise architecture and create greater network efficiencies that may make it easier for companies to seize digital business opportunities.

Backcasting: Using Future-Back Thinking to Plan Tomorrow’s Triumphs

On a recent Tomorrowist episode, Bob Johansen extolled the virtues of future-back thinking, also known as backcasting. What is backcasting and how can executives use it to reach their goals?

Hindsight might be 20/20, but the future is often murky. That’s why business leaders may want to embrace “backcasting” (rather than forecasting) to plan for, recruit, and retain the most valuable employees of tomorrow. If you’re struggling to envision what your organization will look like in a few years, it may make sense to start at the end.

Traditional human resources forecasting starts with using available information to develop future strategies to grow and thrive, says Karen Ferris, a Melbourne, Australia-based expert in organizational change. This might include historical data, current workforce trends, popular recruitment tactics, or competitor research.

Backcasting, on the other hand, is a strategic planning approach that requires business leaders to envision an ideal future and then work backward to figure out how to get there. Think of it like a mystery novel author starting with the mystery’s solution and then going back to work out the sequence of events that lead to that thrilling conclusion.

Backcasting calls for an open mind and the ability to speculate about what could happen, envisioning not only positive scenarios but also possible risks and fluctuations, including potentially sour economic conditions, a tight labor market, and societal shifts.

“It’s thinking that’s not constrained by current conditions and trends,” Ferris explains. “When you imagine an ideal future, the conditions to enable that vision may not yet exist. You may have to work to create them.”

The Long and Short Term of It

In 2019, strategy consultancy Innosight surveyed senior executives from myriad industries across the globe and found just 25% reported that their companies plan beyond the next five years—and only 10% strategize a decade out or longer.

Strategic planning is most often done in three-year to five-year increments, based on the assertion that it’s enough time to accomplish lofty targets while short enough to allow a company to pivot if conditions change. However, these plans typically address present-day challenges and only take into account technology and trends that have already arrived. When a company’s leadership team ponders what the company will look like in 2035 instead of what it looks like in 2028, the mindset shifts. Instead of thinking about what is going on right now that immediately impacts operations, their minds open to thinking about what could happen.

Consider what might have happened if, in the year 2000, executives at Blockbuster had envisioned what the video store giant could have looked like in 2010 and beyond. That was the year that Netflix founder Reed Hastings offered Blockbuster the chance to purchase the upstart for $50 million, a deal that was reportedly laughed out of the room . At the time, late fees drove a significant portion of Blockbuster’s revenue, and a DVD-by-mail service would have eaten into that revenue.

Hastings, on the other hand, told Inc . in 2005 that “movies over the internet are coming,” adding that Netflix was investing 1% to 2% of revenue each year in downloading. “We want to be ready when video-on-demand happens,” he said. “That’s why the company is called Netflix, not DVD-by-Mail.”

In 2007, Netflix launched its streaming video service. In 2010, Blockbuster filed for bankruptcy. Imagine what could have been if Blockbuster’s team had backcasted a future for the company that positioned itself as a leader in video, no matter where or how those videos were acquired and watched. Perhaps it, instead of Netflix, would be the platform with more than 270 million users .

Doing so would have required a solid talent strategy from Blockbuster. To do what Netflix eventually did, it would have needed to invest in more engineers, IT professionals, and developers. Additionally, it would have been vital to develop a workplace culture where that talent was nurtured, valued, and retained.

This is why any leadership team doing strategic planning must include human resources professionals who are viewed not as administrators who execute what’s handed down to them, but rather as true strategic partners who specialize in talent acquisition and retention. Yet, HR is often shut out of the process at the strategic level, says executive coach and career strategist Jen Lewi of Virginia-based Design Your Next Step.

“HR must be at the forefront of discussions about [backcasting],” she insists. “They need a seat at the table.”

When a team embarks on backcasting to develop companywide goals, those strategic HR partners at the table bring a perspective that allows the goals to align with strategies for effectively acquiring talent, retaining high-performing and high-potential employees, and developing a workplace culture that results in employee engagement and productivity.

What Is and What Could Be

Traditional forecasting relies on what’s already known, whether based on data, historical knowledge, or common sense. Futurist Daniel Burrus divides those predictions into what he calls “hard trends” and “soft trends.” Hard trends are events you can be all but certain will happen based on current conditions. He breaks down hard trends into three categories: technology, government regulation and oversight, and demographics. For example, a hard trend relating to demographics is that the U.S. is home to around 65 million members of Generation X, and those born in the earlier years of the generation are nearing the current Social Security retirement age of 67.

Soft trends, on the other hand, are future uncertainties—and they are what plays into backcasting. They might happen, they might not. While it’s a hard trend that Generation X is getting closer to retirement age, a soft trend could involve proposals to increase the full retirement age to 70 , which would affect what the workforce looks like in the coming years and could play a role in strategic human resource planning.

Keeping an eye on and understanding soft trends allows you to be better prepared for an uncertain future—and it allows you to backcast by developing plans for when and if those soft trends come to fruition.

Consider that few business leaders predicted or prepared for the COVID-19 pandemic and the impact it would have on operations, including something as simple as where employees would be performing work. However, the World Health Organization and World Bank had been warning about the potential for a pandemic for decades, particularly after the 2002 SARS outbreak.

Companies with their eyes on this soft trend may have already started investing in remote work—whether through technology implementation or the development of work-from-home policies and procedures—and they would have been much better prepared to transition when that trend materialized. An October 2023 Gallup poll found that 9 in 10 remote-capable workers prefer remote work flexibility, and employees who are allowed to work from their desired location tend to be more engaged, less burned out, and less likely to quit. That means the companies that invested in remote work early are still potentially reaping the benefits of that preparation.

From Vision to Reality

For HR executives, a strategic backcasting approach requires two plans: one drafted with the entire leadership team incorporating HR’s role in achieving the business’s overarching milestones and goals, and one outlining the department’s milestones and goals within that larger framework. The two plans should be strategically aligned and designed to support one another.

Step One: Craft the Vision. Start by defining a timeline—which will apply to both the organization’s strategic plan and HR’s framework—that’s far enough out that it forces a little bit of speculation, but not so long that it hampers your ability to plan.

Each player in the planning session should bring their research on trends that might shape assumptions and potential realities, as well as ideas for potential major and moderate threats, along with major opportunities.

During the brainstorming session, think unconventionally, not just about your specific company, but beyond. “How’s the industry itself going to change?” Lewi asks. “Once you’ve considered the industry, move to figuring out how the business is going to transform.”

Posit these questions:

  • How does the business create value?
  • Where are there gaps in its core business offerings?
  • How can the team drive growth when filling those gaps?

Then, before any major decisions are made, take a step back. Are you making presumptions based on current schools of thought? Are you relying too heavily on historical data?

Step Two: Transform the Vision into Strategy. Once the team has a solid vision of the future, it’s time to reverse-engineer the aspiration into strategy. Start with your target date, and then work backward to create milestones at two- to three-year intervals. If you’re aiming for 2034, what must have happened by 2032 to meet the goal? What about 2030? Keep going until you’re back in the present day.

Consider a business shifting its focus from traditional to robotics-driven manufacturing. Working backward, how does that goal change a job’s core competencies, and where can employees with those skills be found? It might mean transitioning from hiring workers with hands-on machinery experience and instead concentrating on recruiting from technology-based organizations or universities with curriculum focused on artificial intelligence. Milestones might involve recruiting a certain number of employees with specific certifications or credentials by a given date.

Step Three: Execute the Strategy. Before the work truly gets started, determine the roles and responsibilities for each member of the strategic planning team. When backcasting for the business as a whole, the HR team is clearly the facilitator of all recruitment strategies tied to the overarching plan. When implementing a narrower plan specifically for HR, determine who will take the lead for various milestones and related tasks.

Potential Perils and Pitfalls

No approach to planning the future, including backcasting, is without its limitations or challenges. Despite your best intentions, myriad challenges can arise in the form of people, resources, or time.

There always seems to be at least one person who follows the mantra, “This is the way we’ve always done it.” Change can be intimidating, and there’s going to be those who aren’t willing to dabble in the uncertainty that backcasting requires. Be compassionate about that fear, but use data and historical examples like the fall of Blockbuster to illustrate  why companies that maintain the status quo are less likely to succeed.

Backcasting requires embracing the bigger picture and generating a long-term perspective, which will probably require a significant adjustment in thinking. “We tend to plan in increments from where we are forward, so this is new for many people,” Ferris says. “It can be hard for people to let go of what they know about today and visualize a future of possibilities.” She suggests engaging a backcasting-experienced facilitator from outside of the organization to help you think bigger and drive successful outcomes.

Finally, an HR professional must also consider how their skills and functions might evolve in the presence of future-back strategies. “For those of us with the great privilege to work in HR, our jobs have to change, as well,” Underwood says. “We have to make sure that everybody is really focused not only on what their roles are today, but what they can be tomorrow.”
